How can you make sure all stakeholders are aligned with a change management project?

It is so important to get critical stakeholders on your side for any change effort to succeed. So many change efforts fail because the change leader was impatient and rushed ahead without building support for your change. So what can you do to make this happen? 1. Make a list of critical stakeholders.Go broad. Consider stakeholders within your organization, your eco-system (suppliers/ clients/ collaborators), and the external agencies who may be involved (regulators/ analysts etc.) 2. Each stakeholder is different. Who are they? What are their concerns? How critical is their support? How often should they be updated? 3. Communicate, communicate, communicate. When done well you will find tremendous support for your change effort.

In the Change Management project, Stakeholder Relationship mapping is very important. It can help you visualize how the key stakeholders are aligned. But the stakeholder mapping or the analysis tool becomes ineffective if the expectations of stakeholders are changing, or the stakeholders themselves are changing frequently. The mapping models should be such which can actually be used to inform actions, reporting and analysis throughout the entire project. Stakeholders maps are powerful tools for monitoring change if they can track historical data like interest, influence and impact over time. Different types of stakeholders require different type of communication. Their alignment will largely depend on their involvement and influence.

The classic power and interest stakeholder map can be useful but it also has blindspots. The model prioritises senior leaders and a top-down approach to change. Too often these models mean we devalue the people on the frontline of the changes taking place. Imagine a group of social workers, who have to use the new IT system that is being considered. In the traditional stakeholder analysis model this group are heavily impacted but might not be that interested. They also aren't deemed powerful, even though the success of the project rests with them. Nothing beats spending time with frontline teams as a way of understanding their interest and expectations. This will be vital to the success of any change management taking place.

In initiating my change management projects, the first crucial step I always take is to identify the key stakeholders. This involves understanding their roles, interests, expectations, and the level of influence they have on the project. To do this effectively, I use stakeholder mapping methods, such as the Power-Interest Grid. This tool helps me categorize and prioritize stakeholders by plotting them on a matrix based on their levels of power and interest regarding the change. It provides me with a clear understanding of how each stakeholder might affect or be affected by the change, allowing me to develop tailored communication and engagement strategies that are most effective for each group.

In change management, effective communication of the change and vision is crucial for successful implementation. Clear and transparent communication fosters understanding, alleviates resistance, and engages stakeholders in the transformation process. Articulating the vision inspires a shared purpose, aligning individuals toward common goals. It provides a roadmap, instilling confidence in the change's direction. Regular updates and open channels facilitate a supportive environment, where concerns can be addressed promptly. Ultimately, robust communication builds trust, encourages collaboration, and empowers individuals to embrace and contribute to the evolving business landscape.

For simple ideas, increase reach through weak ties networks, i.e. loose colleague networks. For complex ideas, strong ties and social redundancy are crucial for spreading the message effectively - there, the most influential person in embracing change is someone perceived as "like us." This is to keep in mind when designing your communication strategy.

Analysing the stakeholder group and creating distinct personas, helps understand the target audience. While the core message is standard and constant, the mode of delivery and communication packaging should be bespoke and tailored to a particular persona. Embedding the key aspects of the change into the culture and values of the organisation is also a great way to imbibe the change faster and ensure alignment.

To ensure alignment in a change management project, articulate a compelling vision that resonates with stakeholders. Clearly define the goals, benefits, and impact of the change. Regularly communicate this vision, emphasising its relevance to each stakeholder's role and illustrating how collective efforts contribute to shared success. Clarity and consistent messaging are key to fostering alignment and commitment.

Start with the "what's in it for me?" question with each stakeholder group. Use brainstorming sessions to capture your stakeholders' needs and current pain points. 1:1s and focus sessions are always great to hold before any larger audience information sessions, so that you have time to refine any key messaging in your change narratives.

Involving stakeholders for great input and feedback means humbling ourselves. When there is low engagement or criticism, I've heard too often 'well we asked them and they didn't say anything.' or 'well we told them so they can't say we didn't tell them this is happening'. Is the goal to check off a communication task OR to have an engaged group with two-way discussions and ultimately a successful change initiative... Remembering the goal of engaging stakeholders will enable better selection of tactics and listening to input.

Achieving alignment in a change management project involves active involvement and empowerment of stakeholders. Engage them early on, seek their input, and incorporate their perspectives. Empower individuals by highlighting their roles in the process, fostering a sense of ownership. This collaborative approach not only ensures alignment but also leverages the collective expertise and commitment of stakeholders for successful project outcomes.

To manage and resolve conflicts among stakeholders, employ negotiation and mediation techniques, focusing on common goals while acknowledging differing perspectives. Encourage open dialogue and active listening to understand underlying concerns. Facilitate discussions that seek win-win solutions, ensuring all voices are heard and valued. Recognize and respect the diversity of opinions and backgrounds, fostering a culture of mutual respect. Celebrating collective achievements can also help in building a cooperative atmosphere. Proactive conflict management is crucial for maintaining a positive and collaborative environment during change.

I think setting expectations from the very beginning of a project that there WILL be conflicts and that we not only expect them, but encourage them is a great way to start! Instead of thinking of a conflict as a negative, we need to train our employees on how to address conflicting ideas or feelings in a constructive and forward-moving way. Let's work on creating cultures where people are comfortable speaking up, because they know that they will be respected, their ideas will be heard, and that everyone's opinion matters.

As mentioned before, acknowledging from the beginning that with changes comes stress and that may lead to conflict. We use an issues matrix to track conflicts as they arise allowing anyone to add thoughts and concerns prior to meeting. This also means the team to review and reflect prior to meeting and come in prepared to discuss conflicts with an open mind and calm attitude.

Ensuring alignment in a change management project requires adept conflict management. Address conflicts openly, listen to concerns, and facilitate constructive dialogue. Seek common ground and implement resolutions that consider diverse perspectives. By navigating conflicts with transparency and fairness, you foster a unified and cooperative stakeholder environment, enhancing the project's overall success.

Monitoring and evaluating stakeholder alignment is crucial in the final stage of a change management project. Employ indicators such as feedback, satisfaction, engagement, adoption rates, and performance metrics to gauge how well stakeholders align with the change's vision, objectives, and outcomes. Regularly communicate and report progress and results to stakeholders, maintaining transparency and fostering trust. Encourage and actively consider their feedback and suggestions for improvement. This continuous monitoring and evaluation allow for timely adjustments, ensuring the change management process remains effective and responsive to stakeholder needs and expectations.

Sustaining alignment in a change management project involves continuous monitoring and evaluation. Regularly assess stakeholder sentiments, gather feedback, and track progress against established goals. By staying vigilant and responsive to evolving dynamics, you can adapt strategies as needed, ensuring that alignment is maintained throughout the project lifecycle.

Establish change governance framework. Once stakeholders are identified, agree on the frequency of change governance meetings to monitor the progress and adoption of change. Share the vision and common goal. Humans are receptive to change when they understand the ultimate goal and advantages Clearly define RACI. Agree with stakeholders their responsibilities, accountability and consultation. Regular change governance meetings will help to identify potential risks, concerns and show stoppers for adoption of change. Gather feedback from stakeholders - provide support on areas of concerns through workshops, training and Coe. Empower functions to cruise through the change more confidently.

When making changes, instead of sticking to the old way of sorting stakeholders, consider reaching out to everyone more broadly. Nowadays, with easy access to everyone involved, it's important to include all groups, even those we might not have thought about much before. Things like game-changing innovations can come from unexpected places, so it's smart to communicate with a wide range of people, not just a specific group.

One thing I’ve found impactful is having a strong communication plan that is also essential to achieving alignment for change projects. There has to be a way that all stakeholders should receive/have the same information at anyone point in time. This allows for quicker conflict resolution. Secondly, a clear governance protocol that is agreed upon by all stakeholders early on is also essential. They all should have the same understanding of who is responsible, accountable, consulted and informed for each activity in the change project.

An increasing number of changes now involve multiple organisations working together to create wider sector or service user system changes. Creating vision in partnership change processes is especially challenging. Based on my research in health, social care, local government and third sector here are my tips: 1. Focus on building deep and lasting relationships that go beyond the current remit of change. This will help you deal with setbacks in a constructive way 2. Be open to your end goal changing in the medium to longer term. This doesn’t mean you can’t plan for this direction of travel but keep an open mind 3. Maintain some strategic ambiguity in your vision. Allow a range of views to coexist even if this means a low level of conflict.
