How can you make project timelines more achievable?

This topic is great and is all boiling down to the level of CLARITY and TRANSPARENCY. What I mean by that, we need to focus on what the project will do and what project will not do. As a project manager, you have to make sure there is clarity internally and externally to make sure you can protect project critical paths and avoid scope creep. Transparency related to the visibility of what we do on a regular basis. I like to take the lead in terms of communication towards my Stakeholders, by sending meeting minutes, PoaP(plan-on-a-page), status report or NoD's(notice of delay). So, a significant amount of time is spent on aligning on expectations. This way I can avoid lots of meetings.

First of all have full clarity of scope and change management process. Then break down scope into activity list. Estimate for each activity , you can use similar project productivity or org productivity for better estimate. Identify all the risk and dependencies and estimates for the same. Finaly keep clear communication to all the stakeholders

Apart from the ones listed in this topic, I would say "Be Flexible and Adaptive": Recognize that changes may occur during the project lifecycle, and be prepared to adjust timelines and priorities as needed. Flexibility and adaptability are key to overcoming challenges and keeping the project on schedule.

To make project timelines more achievable: 1. Break tasks into smaller parts for better planning. 2. Set realistic milestones along the timeline. 3. Assign tasks to the right people with needed resources. 4. Stick to the project scope to avoid unnecessary delays. 5. Focus on critical tasks first to minimize delays. 6. Monitor progress regularly and adjust timelines as needed. 7. Keep communication open to address challenges promptly.

One thing I've found helpful is to break down the tasks as small, medium and large based upon the user touchpoints and then map it to the resources best suited from the members you have in the team.

This is a good topic. In my personal opinion, the person to breakdown the sub-tasks in order to complete the scope is essential. One who knows things or at least hardworking enough to seek guidance and knowledge. The superior or team lead should be the second pair of eyes to verify and acknowledge the sub-tasks. Key attributes would be extensive experience and attention to details.

WBS objectives: 1. Break down the work into manageable tasks. 2. Clear, relaistic and transparent task estimation. 3. Work backward from the deadline 4. Identify dependency 5. Efficient resource allocation 6. Build contingencies.

There arey many activities involved in the project, if activities break down in parts two parallel works can be done e.g. procurement of materials and site initial development works. If there are two activities done on parallel this will save the lead time and provides buffer.

Decompose the project into manageable tasks and sub-tasks. Assign responsibilities and timelines to specific team members for each task. Prioritize tasks based on dependencies and critical path analysis. Use a work breakdown structure (WBS) to visualize and organize the project components.

I find it very helpful to account for two factors when estimating durations: (1) differentiate between contingency reserves and management reserves (2) decide with the team whether each activity should have a contingency or whether this is combined at the end (of a phase). I have found that if you do not explicitly bring this up during planning, everyone adds a small contingency for his/her activity with the risk of the PM not knowing.

For ambiguous or uncertain timelines, determining three estimates for each task: the optimistic (best-case), pessimistic (worst-case), and most likely (expected) scenarios can be helpful. Use these estimates to calculate a more realistic estimate.

If you have read my previous replies, you will notice that I approach these stages in a hybrid way. The best way to estimate is from learned experience. However, when the said experience is not available, any of the referenced method could be worth trying based on the type of project

There are techniques for time estimation like CPM, PERT, Gantt charts, bottom up and top down estimation, historical data analysis, real time monitoring etc this will definitely use for estimating the time. Time estimation shall be done activity wise this leads to provide the clear time analysis.

Predictive approaches is the most simple and commonly used methodology which includes the following steps; 1) Decompose the project scope into specific activities. 2) Sequence related activities 3) Estimate the effort, duration, people, and physical resources required to complete the activity. 4) Allocate people and resources to the activities based on availability. 5) Adjust the sequence, estimates, and resources until an agreed-upon schedule is achieved.

To create the schedule there are tools available like MSP, Primavera etc which clearly shows the WBS, OBS , baseline and provides the critical path

I usually keep the buffers plus a 'Plan B' on hand. In order to keep stakeholders and the project team informed of developments, I also involve them in the early phases of the project and communicate with them on a formal and informal basis. This allows me to maintain more realistic project timelines.

One of the scrum value individual and interactions over process and tools could play a pivotal role in achieving the desired timelines. One of the best pieces of advice that I got early on in leading project managers is to “remove the hope” from our estimates. Being realistic when it comes to scope, schedule, and cost is the best way to set the project up for success.

A schedule must include float for the unexpected. No project runs as smoothly as planned. Provide schedule time for weather, RFI’s, milestone reviews (with time for design modifications and delays after major review), mechanical breakdowns, etc. If the schedule can’t accommodate the potential delays, add redundancy (and cost) to reduce overall schedule impacts if critical elements of your plan unexpectedly fail.

Estimated timeline does not means "timeline that will definitely achieve". There will be more or less variance in projects depends on project nature, scope stability and risks. But, we can make the timeline that are more realistic and can be achievable. We can make by ??Defining the product scope clearly which include defining inclusive and exclusive, ??Including subject matter experts in the duration estimation process, and ??Having well-defined change governance and release planning for the projects.

Estimates are great, provided they come from those doing the work. But they are just that, an estimate. There is nothing exact about it. However, accuracy in the estimates will improve over time, use historical data to improve. If you want a schedule that is realistic, it needs to be created in collaboration with those doing the work, which means factoring in their capacity to do the work, and a % of utilisation, as well as effective risk management. Change happens, expect it. Be aware of the exo-environment, and replan the work as required.

Hire a professional project manager who will know what to do: deliver the expected benefits on time, on budget. The rest is just tools and techniques, nothing more, nothing less.
