How can you maintain quality when using agile product development methods?

Sometimes people confuse Agility with Cutting Corners to drive speed of delivery. In Projects, you have 3 optimization dimensions: Cost, Quality, and Time. Unfortunately, you only get to drive 2 fully, with the 3rd as the compromise: Quality should never be a chosen, as it will always bite you. Time often is chosen because you can smartly reduce the product scope (building the product backlog) and maintain the quality for the essential scope you cannot compromise within Cost and Quality. The resistance to accepting the scope limitations tempt teams to accept lower quality, which is a trap. Stay true to the methodology and you can definitely use agile to successfully deliver quality products.

My thought process prior to defining quality criteria for a product is… ? whether product becomes functional as an individual item or is it pre-requisite supporting other products of the customer. This should be one of the design basis and thereby derive and define quality criteria ? trend analysis on performance of the product under design can become important factor for defining quality criteria

Each one of us as a consumer relate to quality of a product what we can touch, feel , meeting our emotional needs, including its functionality and at a cost which is affordable. So one needs to understand these needs, group them by type of customer or consumer, create meaningful methods and metrics which are relatable to a common consumer is the key in my humble opinion.

Consumers are not anymore interested in the quality of the products they buy. The branding and the price are the 2 essentials. So quality of branding is taking over the quality of material and manufacturing. The cost of the product itself is today a minority on the price as marketing and fulfillment costs are getting so high. The only way to increase income is to reduce the quality on products . Unfortunately we are paying more for things are costing less.

In today’s world development is driven by quality. As such when developing methods for new products a scientists should work out a way in such a way that the method can be executed flawlessly anywhere in the world. The end user of that method is the quality control chemist, thus developing method by keeping in mind how a Quality Control chemist will read and execute the method is of prime importance.

Speed is a business need, agility is mandatory for sustainable growth and quality is a backbone. So frequent checks and exercise of backbone is require for healthy business.

Smart Product Teams test early and often to reduce workload in the software engineering teams. Let's face it, there are always more ideas of what a company could build, than resources executing on the ideas. Therefore, the Product Manager needs to find out, which feature really delivers value for customer. This process of prototyping and testing early on in the process is commonly called Product Discovery and embraces many ideas form the lean startup movement and design thinking methodology.

"Fail Fast" Equally applicable in both, professional & personal life. This continuous improvement/iteration is key to better consumer experience. As, it helps you to revisit your earlier assumptions which might have been outdated. With ever changing consumers' behaviors, it's vital to be agile, well connected with your target and be updated on their preferences.

Testing should be done pre and post launch to ensure product quality remains consistent and customers are not disappointed.

Testing can help you identify risks up front and can save your team a lot of time and capital going in the wrong direction. Look to identify risks in user adoption, usability and feasibility. This can help ensure you are testing your assumptions early in the process to mitigate these risks higher up the value chain when it's cheaper to change direction.

Collaboration and communication are crucial for building the right product. Teams should not wait until the sprint review to engage with stakeholders; they should proactively seek opportunities to communicate with them. It is important not to make assumptions but instead discuss any uncertainties or questions with the Product Owner (PO) to ensure that informed decisions are made throughout the development process. Ultimately, the PO is the sole decision-maker regarding the product's content and release timeline. Therefore, obtaining clarity from the PO is vital for aligning the team's efforts with the product vision and goals.

Agile's speed and flexibility are unmatched, yet quality remains paramount. Collaboration and communication are essential. Define clear acceptance criteria for user stories to align everyone's understanding of "done." Regular communication, like daily stand-ups and sprint reviews, fosters synchronization and feedback. Automated testing detects bugs early, integrated seamlessly into development. In Agile, testing is continuous. Emphasizing clear expectations, open communication, and early testing ensures top-notch software in Agile's rapid environment.

Providing a confident answer to a well-articulated question such as “what is the problem we are solving?” must be the first step. Knee-jerk opinions and impulsive ideations might seem enticing in the moment, but they often lead to short-lived solutions and loss of valuable resources on all fronts. Rather than succumbing to the pressure of rapid innovation by cutting corners, prioritization of a thoughtful analysis and strategic planning makes all the difference. Most importantly, maintaining guardrails is crucial to uphold quality standards and pass regulatory/financial checkpoints. Thus while speed is important, it should not come at the expense of a sound structural planning and a robust gatekeeping process.

Quality is a culture, it is not limited to specific department or function. The objective of quality must be cascaded to all. It can be communicated more effectively if it can be demonstrated through data of COPQ and benifits to control since very beginning.

Before 2018, globalisation played an important role for product manufacturing. Particularly for EMS. Taiwanese manufacturers with manufacturing facility in China, often became the best partners of American firms with own brand. How to deal with time difference and geographical distance is more than often a tough topic and difficulty for agile product development. And you don’t say the cultural factors and difference sometimes plays an important role than we can expect. Good understanding in intercultural communications is somehow become more important than tools like Teams, Any Desk and PowerPoint.

Directly incorporating QA into every step of your process is the only way to truly focus on quality. This means understanding product simplicity during your initial brainstorming. It means thinking through accessibility and usability. It means ultimately setting up a full automated testing process that continually runs through all feature requirements during every deployment.

Whether it is waterfall type project management for large and timed projects or for agile projects mostly involved on improving the MVP, problem solving is ubiquitous and that does not inhibit the usage of problem solving tools for agile either. Concepts evaluation and weightage, Pugh Matrix, possible use of FMEA and if something goes wrong, root cause analysis like 5 whys and Ishikawa, they become immanent.

Agile blends speed with precision by employing top-notch quality tools and practices throughout development. Automation tools detect bugs early in each sprint, ensuring thorough testing. Clear definition of "done," including quality checks, polishes every feature before progression. Team reviews, involving testers and stakeholders, maintain alignment and focus on quality. Start from basic tools like PDCA, TNI, cause and effect Matrix. Display of daily weekly and monthly reports of quality parameters with performance index in easy to understand mode would be helpful to get insights. KPI tree and VSM (Value Stream Mapping) can be used for interlinking of responsibility and cross functional activities to communicate roles and responsibilities very clearly. Data should be the base for everything.

Speed and Quality are often at complete odds with each other. With unlimited time, any product could be sleek and flawless. Consider this rule of 3 when making Speed or Quality trade-offs: 1. What industry do you play in? for eg, if you're in healthcare, a low-quality product could have life or death consequences. 2. What Scale do you operate at? If you're TurboTax serving 58% of America, quality is critical especially in tax season. If you're a social-media platform with 4 billion users, consider the social impact before running wild experiments 3. How early is your product? If your idea or solution is untested, prioritize speed to avoid spending years on a product nobody wants. It's a delicate balance that requires periodic reassessment.

Maintaining quality in agile product development: Clear Definition of Done: Define clear completion criteria. Continuous Testing: Test early and often, automate where possible. Regular Reviews and Retrospectives: Assess and improve iteratively. Refactoring and Technical Debt Management: Allocate time for code health. Customer Feedback Integration: Incorporate user input for refinement. Invest in Quality Assurance (QA): Dedicate resources to testing expertise. Ensure leadership commitment to quality goals. Embrace Agile Principles: Prioritize simplicity, transparency, and responsiveness. These practices ensure consistent delivery of high-quality products aligned with customer needs.

It’s really a moot point! Release of a product for consumer or commercial use is upto the makers of the product. Agile development methodology does not define the release conditions. And if the makers release it with significant quality issues since they are “agile”, rather hasty, it will have a quick demise. Or it may cause harm. Either ways the product and the makers would see a quick end and suffer irreparable dent in reputation.

From my perspective, when we establish the quality level, we envision the ideal scenario. Nevertheless, it's essential to progress gradually on this journey, creating different quality levels as the project evolves. It's imperative that everyone involved in the project is on the same page regarding this "quality plan."

- Keep your specs as simple and clear as possible. - Prioritize the features and focus to those that will maximize the value for your product. - Keep the customer or other stakeholders to the loop and ask for feedback. - Get a glimpse from your competitors. - Set the correct expectations. - Apply continuous delivery cycles with improvements. All the above will give you the opportunity and time to perform extensive testing, analyse, do experiments with your product/service.
