How can you maintain momentum during a consulting project?

Maintaining momentum in a consulting project is important and determines the success or failure of a project. Here are some of the things we can do to maintain the momentum throughout the project. 1. Clear communication. 2. Setting achievable but challenging milestones. 3. Engaging all stakeholder and providing them with regular updates and feedback. 4. Foster collaboration by involving stakeholders in the decision-making. 5. Solve problems as they surface. 6. Celebrate and showcase successes. 7. Encourage a positive and inclusive work environment to keep the team motivated. Following these practices can be very helpful in keeping the project on track and increasing the odds of a successful completion.

Setting specific, attainable goals is the first step in maintaining the pace of consulting assignments. Specific, measurable, attainable, relevant, and time-bound are the acronyms I use to verify the SMARTness of the scope, objectives, and deliverables. This method helps with progress tracking, aligns expectations, and avoids scope creep. I also use the method of breaking down goals into smaller milestones and celebrating each one to keep the project moving forward and keep motivation high.

In case of long term projects( <6 to 9 months) besides the already mentioned steps, *add a mission/statement of the project*. Which is repeated at every routine or monthly board meeting. This keeps the focus and attention to the end goal of the project.

In my opinion to maintain momentum in a consulting project, set clear goals, communicate regularly with the stakeholders, address challenges promptly, and ensure team collaboration. Regular progress updates and adapting to stakeholders feedback will help sustain momentum.

In consulting projects, the client has to also provide information and validate your findings along the way, so even if the consultant is ready, the client may be late in providing information or validating findings. Hence having these as milestones / checkpoints and communicated and agreed between client and consultant is an important. Plus also having backup plans for any delays would ensure that the project doesn’t stop due to delays.

Project management tools are helpful for overseeing change projects, and the choice of tools depends on the project's complexity and context. I utilize various tools tailored to specific needs: Digital Kanban Board: Ideal for change in IT departments due to its adaptability and visual representation. Gantt Charts: Employed for larger projects requiring traditional SteerCo for accountability and reporting. Spreadsheets: Useful for smaller, cross-functional action-oriented tasks, particularly in CAPA management. Agile Methods: Applied for projects incrementally implemented, adding value at each milestone. Hybrid Approach: Suited for program management, providing a versatile solution. These frameworks establish accountability and order.

To sustain momentum in your consulting project: Plan and Prioritize Tasks: Thoughtfully structure your project plan, prioritizing tasks strategically. Each step should not only contribute to project completion but also serve as a deliberate progression, fostering both individual and collective success.

I recommend, having access to subject matter expertise at hand -- in addition to the mechanics of planning and project management. It could be yourself or someone else. Lack of subject matter expertise can derail projects because of the unknown-unknowns or unintended consequences Take for example public construction projects - they spend a considerable amount of planning with an army of subject matter experts. Yet, they hit delays because of nature or other unanticipated problems.

I've learned it's important to choose a tool that the client will find most useful. I've directly asked clients if they'd prefer a certain tool over another. My reasoning is to increase their engagement with the tool itself and to use it as an example of how they can use the tool with others in their organization as they work on the change beyond my consulting contract.

While procedures, routines & tools are important it is still people who are making it happen. Remote & hybrid working makes queues at coffee machines shorter but the bounding/open communication that comes with it harder. Retrospectives are a good start, but issues/feedback popping up here might be addressed earlier if the (team) culture is good.

No one can deny a hybrid work setting after COVID-19; effectively collaborating and communicating is still a big challenge in a hybrid setup. However, the same rule applies as in online or onsite settings - clear task delegation as well as clear roles and responsibilities for all the team members. In remote settings, more diligent monitoring and consistent communication with all the team members are key for good collaboration. Tools such as various platforms can help but without proper guidance and monitoring those will turn into a piece of paper.

Schedule regular team meetings, such as weekly stand-ups or bi-weekly check-ins, where everyone can update their progress and address issues. Use collaboration tools like Slack or Microsoft Teams for daily communication. Encourage open dialogue, promote active listening, and ensure everyone feels their input is valued.

In my experience, for any change management or project initiative, you need to get the team involved and own the work and outcome. The role of the project leader is to communicate, communicate, communicate! It is also important what you communicate. You need to communicate the why. People need to know why they are doing this project or change. When they understand why, their actions and activities make sense to the goals and outcome. Another critical communication is the vision or the outcome of the future state. If we are successful, the outcome will allow all of these great things. It builds excitement and a view of the goals. Once communicated, give your team time to ask questions for full understanding and alignment.

Time and energy should be a conversation that's had upfront during the contract negotiation process. It's important to get clarity on the type of engagement your potential client is expecting from you and it's also important for you, as the consultant, to be clear about what kinds of services you are going to provide. Having this conversation at the beginning of your relationship can help prevent misunderstanding and lead to a healthier relationship with your client.

Successful change is not about quick wins, it's about building and maintaining momentum. Do the upfront work necessary to identify current levels and locations of change fatigue and change saturation. Identify the pace and sequencing of change that will work best for the organization and its constituents.

Focusing on managing time and energy is essential for long-term project success and personal well-being. Creating a balanced schedule that respects both professional commitments and personal needs is key. Setting clear boundaries and being able to say 'no' to unrealistic demands are crucial skills in maintaining this balance. Equally important is taking care of your physical and mental health through adequate sleep, exercise, nutrition, and relaxation. These practices not only prevent burnout but also enhance productivity and overall life satisfaction.

Use time management techniques like the Pomodoro Technique, where you work for a specified time (e.g., 25 minutes) then take a short break (e.g., 5 minutes). Manage stress levels by incorporating mindfulness or meditation practices into your routine. Encourage a healthy work-life balance within the team by respecting off-hours and promoting activities that help unwind and disconnect from work.

To maintain momentum for consulting projects, keeping it in front of you in your dashboard, monitoring the key KPIs related to the project, connecting with team members to get progress updates, walking the floor to see the progress of the project first hand are critical. All these should be factored into Leader Standard Work of key stakeholders so that the projects are managed proactively with optimum time and energy.

One of the best ways to adapt and learn from challenges is to use a visual, collaborative human-centered change methodology like that encapsulated in the Change Planning Toolkit??, introduced in my best-selling book 'Charting Change'. This will allow you to easily update and share out the latest versions of the artifacts you create as you go.

Be willing to adjust your approach based on feedback and changing circumstances. Flexibility allows you to adapt to new information and ensures that the project remains on track.

When facing challenges or setbacks, adopt a learning mindset. Treat these situations as opportunities for growth and improvement. Conduct a "lessons learned" meeting after each project phase to discuss what went well and what could be improved. Use feedback tools like SurveyMonkey or Google Forms to collect and analyze feedback anonymously.

Recognition is a key function of effective leadership. Too often team members feel unappreciated for their sacrifices. If you are leading a project, be sure you are showing the team proper appreciation, and sharing credit for the team’s achievements. This will not only provide necessary motivation in the near term, but also build trust for the longer term.

Reward and Recognition programs must be designed/tailored as per the needs of the team members. Through 1:1s, the line managers (and Sponsors) need to determine what motivates their team members and how they would like to be rewarded, whether its time off, learning rewards, monetary, or even a simple thank you! We need to always question at every stage of the project whether the business case (for change) is still valid. Is the change strategy working? Are we responding to feedback? Are key stakeholders still aligned and committed to the change initiative? What do we need to stop doing, start doing, continue doing. What bottlenecks need to be escalated to Sponsors immediately? What behaviors are required by Sponsors to be role modeled?

I have found celebration is good for morale and sustaining momentum The great leaders I worked with ensured they have bite-size victories planned as part of the project It forces the team to self-reflect if they hit a snag or celebrate if they are successful - but more importantly it helps strengthen the team

Developing a customized reward and recognition program as per the project's unique requirements and challenges helps in motivating the team members. The criteria needs to be discussed with relevant stakeholders and sponsors and communicated to the audience. Feedback/suggestions should be encouraged to make the R&R program robust before launching.

Use Technology Wisely: Leverage technology tools for collaboration, project tracking, and communication. Efficient use of technology can streamline processes and keep everyone connected.

One of the things we have found, particularly with long projects, is people lose track of where they started and how much they have achieved. We appoint a team historian who tracks the projects accomplishments and reviews the team progress. If a project is particularly stressful and is running a long time this can tend to overwhelm some people. I hear a lot of nonsense about "don't look back, you aren't going there" which looks good on a meme but people need to feel the progress.

Its easy to plan and come up with focus areas, targets and action plans. However, throughout the project execution a lot of roadblocks and challenges can come up. Merely following up and having reviews us not enough. A key role a consultant plays is also as a Coach. Advising, sharing best practices as well as even at times challenging the team to think out of the box can bring a lot of value. Teams may see limitations or does not have a strategic mindset. This is where the Coach helps the team to see long term impact as well as big picture view.

Change management is a constant feedback loop involving relevant parties (actors and receivers), as a continuous activity throughout the life cycle of the project, task or problem being resolved. It needs to be approached like a habit ingrained in the work that we do daily in problem solving.

A lack of excitement is a momentum killer that can grind a project to a halt. At first there is a surge of energy, then the excitement wanes, participation drops, deadlines are missed, stakeholders decline meetings for another meeting. Without excitement there is no interest. When people lose interest, you lose momentum, and they move on to the next new thing. Then it's almost impossible to get things moving again. Here’s what I do to maintain excitement and interest in a project. – Sweat the small stuff early. Raise potential issues when you still have all eyes and ears on the project – Acknowledge and celebrate small wins to gamify the project – Act on feedback and communicate that action was taken
