How can you keep your product engineering team focused on the most important tasks?

Generally I have observed goals and vision do not get communicated across functions. All value streams involved must understand and commit to the vision. This is a harder step than it generally appears.

Always start with the customer, this can be either an external customer or an internal customer, like another department such as the operations, sales or production teams. Make sure their requirements are clearly understood and translated into "SMARTER" targets.

Allow them the ability to fail fast and forward. Depending on the personalities on your team ( think DiSC profiles) you might have team members who get bogged down on smaller challenges while missing the big picture ( most engineers don't like to fail). Giving a clear directive on goals, but also an environment where failure isnt necessarily a demerit if you can learn and pivot from it, will make your team know to keep the big picture the, the big picture. A clear vision of where we are going ( the end from the beginning strategy) necessarily aligns those failures within the context of learning forward. It takes away the innate need to always want to 'see through' every single project, even when it isn't as important in the grander scheme.

Empower and develop staff through effective multi-disciplined team working to become more customer facing. Engage and delegate to ensure teams and individuals reach their full potential.

Step 1 is very or even most important to make worker to be focused.the worker must see and understand the hole picture and how they can affact on good results.

If possible, include part or some of your engineering team on customer calls to hear unfiltered feedback. If this isn't possible, make sure product teams share detailed notes from customer meetings. This will help engineers understand the importance of their work.

Empowering product includes involving engineering in the journey of discovery. The two teams must be 'joined-at-the-hip' throughout discovery and technology can provide prototypes of early ideas. Early ideation can be iterated on through case-studies and customer feedback refining the product vision. Progress and iterations should be communicated in regular leadership check-ins, but these are kept to a minimum to keep pens on paper in the product vision refinement.

To keep the team focused on the most important tasks, visibility of work in progress (and backlog) are vital. So a key target for any team should be to make all work visible, so that the team can hold each other accountable to be working on the right thing at any given point in time. Any modern productivity tool allows this to happen, but the work culture within the team is what ensures it is used appropriately.

It sounds so simple, and yet this can be one of the most contentious parts of product engineering. It seems that every project I worked on a new lead would promote a new tool as the latest, greatest tool and process to be used. Then the team members must learn the tool and there may be push-back because the one-size-fits-all tool does not work well for everyone. Opinion: a good team lead takes the time to find a process that works well for everyone, perhaps "bending" the rules so that all members of the team can work together. REGARDLESS of the tool, communication is key. Find a way to share information, requirements, and expectations.

The main focus of process is to enable participants to take ownership, and make sure no task is left orphaned. Developing target audience segments, user feedback integration and iteration and feasibility studies should be targeted and assigned. Documentation should be compiled and reviewed weekly to keep everyone on the same page. OneNote is a great way to collaborate and iterate quickly. Speed is important and documentation is equally important. Confluence and Jira is an industry standard for larger companies but can be clunky.

Effective tools and SLM processes need to follow for better analysis. On the basis of log analysis PE Team can predict the quality of the product and can give recommendations if needed. It is a long term processes of testing and analysis to make a best product. Overall team effort with effective tools and techniques to improve the quality of the product.

And make this visible and obvious to your team members; that you - as a team member - can make decisions and will be called on to do so. That you will get support and you will get the credit. Let them see when this works for their team mates. I was manager for a project and a high level engineer faced an engineering issue. The type of component we were using had been proven unreliable in an earlier design; what to do? I mentioned that two companies, X and Y, had been researching alternate technologies and they now had components on the market. The engineer went from there, researched the field, prototyped the components, did the reliability work, chose the component, did the final design, and completed the project. Yes, delegate, but also provide the needed support by establishing an effective escalation path to help quickly break through inevitable roadblocks that will otherwise distract and delay your team.

A good manager is also the connection point between the product team and the rest of the organisation. It's important to give the big picture and let the team understand how their work is connected to the company strategy and the operating results. If the team did a good job it's important to show the practical consequence of that, e.g. an awarded contract. If they feel pressured let them see the reason behind. Transparency is important and creates trust, that is essential to understand when to accelerate and when it's time to recharge.

Product Engg. Team leadership will pay key role balancing so many things and still have focus on people who ultimately will make or break the things ..

Establishing clear priorities, communicate effectively, regularly reassess to adapt to evolving needs, encourage open communication within the team to address any challenges or roadblocks promptly, consider implementing agile methodologies to promote flexibility and responsiveness to changing requirements.

One key aspect that is often an afterthought is defining a clear communication matrix. Without this clarity, your team is likely to receive suggestions/direction/other well-intended scope creep input from the many stakeholders around them. Let them know how to channel communications and who can make decisions that impact the project.

Regularly and clearly sharing business priorities and commitments to teams and supporting /empowering team to decide on how to achieve them would drive the most important work to act on. Priorities on more granular level of days and week can then be driven from that and cross functional and cross team collaborations. Defining clear communication matrix, information sharing, acting proactively to changing priorities and trusting your team would be key to successful execution.

Trust as the Cornerstone: Understand the level of commitment each team member brings to the table. Competences: Know the strengths of each team member. A team is a mosaic of skills. Processes : Process knowledge minimizes the time spent on figuring out how to operate. Leadership: Engaged team members are active contributors, driving innovation and success. Continuous Refinement of Goals: Goals are not static. The initial goal serves as a compass. Goals as Tool: Goal-setting shall not be perceived as a bureaucratic exercise but a framework to manage the most valuable resource: the people.

Find ways to have engineering contribute product or feature suggestions. When the team is delivering on functionality that they themselves envisioned, there is an even greater sense of ownership that helps with motivation.
