How can you identify team members who are not meeting expectations through performance evaluations?

Definitely defining clear and measurable expectations is critical. Too many under performers are not setup for success and the key influencer is setting clear expectations. Spending the time in the beginning always paves the way for success.

Defining achievable goals, getting consent from the team members, having measurable goals within a specific timeline is very important to do evaluation of performance. Periodic discussion, feedback and meetings are important to ensure the feedbacks are reaching on time & assesments are happening on a real time basis..A real time feedback and periodic meeting also provides an opportunity to improve during the appraisal cycle and helps avoiding any surprises/ feedback after the end of appraisal cycle..It also provides an opportunity for course correction and improvement where performances are lagging and gives a fair chance for improvement.

1- Assign the clear,realistic, measurable goals. even can share your own larger goals 2- Have regular connects with teams - one to one every month/2 months at least to drive the engagement and connect 3- Given documented feedback 4- Motivate teams : be a role model/walk the talk and share what/how you have been working on 5- At the end of 6 months/12 months- you would have a clear dashboard/performance metrics to look at performance of each individual/team member

While clear and measurable expectations are fundamental, I am of the view that the process involves a collaborative and dynamic approach. Performance Evaluations, if done regularly, instead of annual, can take out the best among employees, I personally believe. Regular feedbacks, understanding concerns of employees, providing relevant opportunities, understanding their strengths and weaknesses and then working on those to convert into strengths are the ideal way to bring out the best in each employee. It’s an on-going process.

Meeting the team member on regular basis individually and discussing the perspectives helps in understanding the concern faced at both ends instead of delivering final result of performance at the end. Keeping a balance of positive things and opportunity areas during discussion with the team member opens up a platform with a comfort to share the challenges faced.

Identification of the problem and discussion of possible solutions can begin in verbal feedback sessions. Collection or use of data that identifies the problem promotes a more objective discussion of the problem. Where performance goals or standards have been defined, these can and should be referenced in the discussion. Discussions should not be critical or negative, but rather supportive and constructive.

Employees are in different life cycle, stages of a job and it also contributes to performance. One important thing is to chanelize performance - to be aware and have necessary support to perform in alignment with the goals. Have clarity on expectations and also move them to that performance zone. I have seen employees who are not really in the right zones of performance. Some are in lazy zone, some in relaxed performance , some in peak and some in burnout zone. It is the effort of the manager to bring them to the peak performance consistently.

Appropriate actions should be commensurate with the nature of the situation or problem. One step can include asking the employee to identify the problem and possible solutions. When further guidance is needed, the leader can offer suggestions or tips for addressing the matter. If further training is needed, this element must be addressed in a manner and time that fits into the priorities of work schedules and time availabilities.

Consider the challenges faced in the action plan along with the final outcomes. Attaining a height doesn't mean a straight line to be followed. Touching on the hiccups in the way should also be evaluated before attaining the height.

Consider whether you are dealing with a performance issue or a misconduct issue. Consult with applicable policies or human resources for guidance on dealing with misconduct issues

Trying to understand the root cause of such a set back. Understanding the reason is the first step in establishing constructive communication channel. Working on resolving the issue, is a mutual responsibility between a direct report and the leader. It is not seldomly the leader's responsibility!

in my experience current performance management practices and tools are somewhat disconnected from business targets For example: 1. we globally encourage to use agile ways of working with 90 days OKRs etc 2. At the same time we use traditional performance reviews conducted say in March following year based on annual performance KPIs So the feedback loop is list and progressive quarterly performance review (recorded for performance evaluation) basically doesn't really exist yet In summary there's a disconnect between what market needs and traditional practices we have. We need to completely rethink current talent and performance management frameworks to stay relevant and attract/retain talent focused on end results
