How about: ask them what they feel they need and want to learn — both. Rather than top down decisions, ask people their views. One learns better if one learns what one thinks matters.

Staff are employed to contribute to the strategy of the organisation. It is aligning the strategy to the purpose of employing the entry level employee that must come first. Competency in this initial role achieves the desired outcome for the organisation. This competency should, in the first instance, identify other competencies or interests. Employees must be valued and know that. When this belief spans the entire organisation, the culture is one of encouraging growth and identifying other talents in employees.

It is imperative to asses and analyze existing skill and proficiency before proceeding with a training program. If that falls in the term ‘competency framework’, then so be it. I think about it as performance requirements and standards. But it boils down to diagnose the current situation compared to desired performance.

Onboarding Surveys help gather insights during initial stages. Informal methods include One-on-One Meetings, Focus Groups, and Manager Observations. Job Shadowing allows new staff to learn from experienced colleagues. Align training with organizational goals, consider diverse learning preferences, and gather continuous feedback for ongoing improvement. Effective training is an evolving process adapting to changing needs and feedback.

Understand who is on your staff and why they want what they want and how they want it for professional development. If staff does not feel that they need professional development or training on the topic being addressed, that means they generally don’t want the PD. The kids need it, but the staff doesn’t want it. The struggle is how to get the staff to want it so the method and mindset can get to the kids. There’s also a difference between professional development the staff wants and the training on topics and techniques the kids need.

As someone who has worked in Training and Development for many years now, I believe that the first step in a successful training program is to conduct a TNA (Training Needs Analysis). This can help identify the gaps in the current skill sets of the employees and align the training goals with the objectives of the organization. Additionally, the learning styles of the employees should be taken into consideration to ensure that the training interventions are effective. I believe that same approach works in sales when it comes not only to evaluating employees but to potential clients and how to accurately assess the potential of that particular account in terms of both immediate and long term profitability.

The process aims at gathering background knowledge (data) about the skills and expertise of the team and then equipping staff with the tools needed to meet the company’s vision and mission. In 2005, our school urgently needed a teacher. Through TNA, we found out that one of our afterschool club staff was a principal who had relocated across states lines because of her husband’s job. This colleague had only joined our school for social interaction. Her resume was impressive and she has since moved up the ranks to become school principal. Lesson learned: Look out for those in the wrong seat on the bus.

The need analysis helps identify gaps so they can be addressed. Adults learners are different from children. It’s important to know what their learning needs are before training them.

This really counts. Not everyone learns the same, not everyone behaves the same. No two people will receive and process the same message the same way. We don’t have prototypes if we want diversity and a rich culture. We have individuals who require differentiated modes of communication, delivery and expectations on output. Taking a multi-sensory approach is always better than one dimensional approaches that often demonstrate the preferences of the deliverer rather than the audience. Measuring against one another is also unhelpful. There are many ways to find preferred learning styles that are useful in supporting the staff member to recognise their preference. Getting to know the team and asking for their input is also helpful.

Three aspects that often get missed in inventories for assessing or surveying learning styles are: 1. The impact of personality on learning style. 2. Preferred communication modalities. 3. Learning environment preferences. Learning styles and preferences should be given significant time and resources not only in an organization's onboarding processes but also as part of the org's strategic plan and how it specifically provides inclusive and culturally relevant professional learning experiences to its entry-level team members.

As an entry level staff member it is likely that the prospect of the new job is daunting. Barriers to learning occur when individuals feel a lack of confidence and this can create defence, defiance and dissatisfaction. Asking the individual about how they feel regarding their strengths and weaknesses will offer some insight but it may be they are avoiding their weaknesses through fear of rejection. There may be failure sensitivity and so on. Using a cyclical approach to strengths analysis through 1:1’s and regular temp checks informs a rapport that will allow for real change to occur in a safe and insightful way. Metacognition is also very helpful in developing emotional intelligence and reflection driven by the individual.

In a new role two things are true - people don’t know what they don’t know but they also won’t be vulnerable unless a safe work space is created. To help people grow into their role, you need to know enough about them and the role to provide just in time learning. As a leader, you may see many skills that need attention to improve job performance. If employees do not have input on what they are ready to learn next, feedback on skills they don’t yet value will not be acted upon. I often find there is overlap between what I see they need and what they identify as learning needs. I start there. People need to feel ownership of their professional growth. By seeking feedback and input, a leader builds trust and supports employees to flourish.

You need to look for the high energy person, that has a talent to work with all people. Look at his/ her previous job task assignments, and their willingness to accept criticism and change for the benefit to improve the organization. These individuals might come with no previous experience in the area you wish to fill, but where would any of us be if we didn’t get an opportunity to prove our worth.

All of the points given are beneficial and useful. However, my personal top points to identify entry-level staff members’ learning needs for effective training programs are observations and communication. Observing staff members will provide first hand what skills and training would be beneficial for the staff members to perform their duties successfully. Communication would add the same but also provide a bond of trust and support between the employer and employees.
