1 Assess your team's current level

Before you can plan any training or coaching activities, you need to understand where your team stands in terms of risk management and stakeholder engagement. You can use various tools and methods to evaluate their knowledge, skills, and attitudes, such as self-assessments, feedback surveys, performance reviews, or observation. Try to identify the strengths and weaknesses of each team member, as well as the gaps and areas for improvement of the whole team.

While managing an organisation-wide strategic initiative for employees with more than 10 years experience, the key ingredient for success was stakeholder management and risking creative approaches to solve problems. So here are the steps I followed: 1. Identify stakeholders and map their relationship level based on their approachability and work results. 2. Bring stakeholders together in a collaboration platform and set up processes along with them and reviewed it to modify. 3. Mapped team members to stake holders and built KPIs to measure their skill. 4. Continuous mentoring helped each member make course corrections then and there. 5. Empowered every team member to be creative, make decisions and assured that it was ok to fail.

Cultural and social factors are important, but it’s not always helpful to tackle or approach things directly. Build diverse teams, including members of stakeholder groups, and be prepared to listen and accept different views. Don’t let on approach dominate discussions or responses. Be flexible and adaptable. Root causes of three dimensional problems don’t lend themselves to simplistic top down solutions. Sometimes acknowledging the problem is a good start.

Based on your assessment, you can set specific and measurable goals for your team's learning and development. What do you want them to achieve in terms of risk management and stakeholder engagement? How will you measure their progress and success? How will you align their objectives with the project's objectives and the organization's strategy? Teams take time to build so they have the trust and confidence to share different perspectives on complex problems. Trust is earned, not enforced. Strategy must be the result of genuine analysis. Any strategy based on a one-sided view, especially from outsiders, is likely to fail, and/or make the problem worse. Build resilience and strong communication skills within teams so that analysis is based on facts.

Acknowledge and accept conscience and unconscious bias, and make decisions based on what is best for people. It is possible to engage with stakeholders and achieve solutions that result in mutual benefit. The easiest problems are those that can be resolved with money, and the most difficult involve social and cultural factors where there are always clear moral outcomes. Accept that there are different points of view and take these into account when discussing and deciding on solutions.
