How can you help clients address unconscious bias in hiring?

Walk the talk is mandatory it means to hire different profiles as gender, background or age and advocating about the benefits. And education and more education. All of us need to be educated and alert all the time about our bias.

To help clients tackle unconscious bias in hiring, I offer tailored training, advocate for structured interviews, suggest anonymizing applications, promote diverse interview panels, and encourage continuous monitoring and accountability. These steps foster fairer evaluations, prioritize skills, and create a more inclusive hiring culture.

Apart from training recruiters and hiring managers on the nature and diversity of biases and tactics to eliminate them, I use gamification to preselect candidates in a complete unbiased way. It works!

Nobody sets out to be biased. Unconscious bias is all about our own deep seeded assumptions and beliefs about what is good or bad, strong or weak, professional or inexperienced. Addressing this requires education, exposure and compassion to allow staff to identify and understand biases, before exploring what contributes to and what might mitigate those biases. In my experience these biases can sit deep in organisational expectations for what success, performance or leadership look like. It’s not as simple as training recruiters, companies need to reframe what it is they seek, to allow for diverse, promising applicants to present themselves and ensure equitable recruitment processes.

Training and allowing stakeholders to discuss bias is key, bringing unconscious bias into conscious is critical and the only way to do this is to allow open non judgmental discussion around the topic. In my vision inside the organization are role models at every level. In this sense AI must be trained to identify the success factors of a particular role or position within the organization. The inicial screening is done by AI. Then a more closer look has to be taken into consideration between hiring manager and AI as a TOOL. One of the most important issues is to have false positives and false negatives because the human factor is extremly complex. One fly away base employee costs US$4k on average to replace and a high ranked executive can cost 1.8X their yearly salary. Metrics and analytics play a fundamental role to predict this issues and before they happen we can take action. And if it happens we can be ready to mitigate cost.

We created a very simple method, whereby we took out the names and locations of the applicant, and went straight to the work history. We didn't even show the hiring staff the education location; we just confirmed the applicant met the criteria for the MBA. We had the hiring staff generate questions and allowed the applicant to answer via online. This also helped show the writing skills, as the position required writing for public consumption. THEN, once the applicant was selected, we brought back the resumes of the top 5-6 applicants WITH the names, locations, everything. To the hiring managers realization, they would have overlooked the candidate ALL of them unanimously agreed on. It was a phenomenal eye-opening exercise.

To me, this requires a large, org-wide feedback system that allows every single person, not just leaders to be actively providing feedback and learning opportunities. Psychological safety needs to be enhanced for individuals throughout the organisation to be able to provide feedback regardless of platform. This creates a healthy climate for learning and changes to be embraced.

By working with them to make them aware in a non-confrontational manner through careful choices in language based on their own use and through rep scores. This way I can challenge them and not come across as being overly critical of them personally.

This is where psychological safety is truly key so that diversity and inclusion commitments and initiatives aren't just lip-service, but truly lived and espoused. Candidates see this from day one and it cannot be just HR that manifests these behaviours.

It doesn't take long for new candidates to really see through the veneer and notice whether the culture to embrace diversity runs deep. Above and beyond campaigns and promotions, leaders especially need to truly embrace diversity. For those who don't, they need to be called out in a way that also respects them and for the greater good of the organisation. When people are held accountable for their behaviour, and aligned with organisational norms, a culture that allows people to thrive will truly be formed.

Include leadership in the involvement.

Promoting and recognizing the improvement is good for companies image and as the saying "Tell that they are good and they will become good". Once you create the image, keeping and improving is key for recognition and success

Its very critical to understand the holistic view of the client and analyse in a deep dive what they are looking for. The important issue is the engagement desire of the new member in the team. This has to be addressed very seriously beacuse fly aways are very expensive and time consuming. In the US US$200 billion are spent in hiring (Wharton) and this issue can have a huge impact in organizations that are not succesfull in engagement bacause fly aways can burn cash flow that is the king at the end of the day.
