How can you handle scope creep and stay on schedule?

Let's start with an important fact...if you allow scope creep, you WON'T stay on schedule. And, this means that, as a project manager, you need to enforce a sound project change discipline. Even more importantly, you need to talk with your project team members about not inadvertently allowing scope creep, or letting it occur while "trying to help." Scope creep often comes from well-meaning team members trying to help other well-meaning project stakeholders - the project's customers. A customer asks for " a little thing" and the team member decides it is a good idea and adds it to their workload. The little things, a) add up, and b) may not be so little! So, talk to your project teams about not promoting scope creep!

Clear scope definition is crucial from the start, outlining project boundaries and objectives. Implement a robust change control process to evaluate and approve alterations, ensuring they align with the defined scope. Effective communication keeps stakeholders informed, minimizing misunderstandings. Regular monitoring and tracking of the project's progress help catch deviations early. Managing expectations by setting realistic milestones helps prevent scope expansion. Continuous learning from past experiences allows for process improvements. Additionally, considering factors like team capabilities and external influences can further aid in handling scope creep efficiently.

Realistically, managing scope creep begins with vague projects, often just based on wishes or needs, without a clear scope. It involves gaining trust and setting realistic short-term goals to demonstrate control to steering groups. Break complex tasks into manageable parts, communicating progress and adapting to new insights. It's more about agility and transparency than rigid plans. Actively managing scope creep towards senior management often leads to irritation; use this tactic judiciously and specifically to avoid unnecessary friction.

I inherited a project that suffered from poor planning and massive scope creep. For the first 2 weeks (the time it took me to sit in on a full cycle of project meetings and events), I listened, watched, and read all of the project documents. Following that I individually interviewed each member of the build team to understand all of the planned, completed, and in progress work. Gathering all of the project team in a 2 hour meeting, we laid out every single work item and mapped them to known requirements. If a task didn't map, we either closed it or updated the workflow diagram. It took a few more weeks for everyone to accept the new scope, but it change the project outlook from 1 year to 6 months.

As a PM, I naturally use plans, schedules, and budgets as performance baselines. LinkedIn's view on managing expectations highlights an ideal scenario, but real-world projects often require a more nuanced approach. In my experience, I've had to report project deliverables as 'As-Is' to align with agreed standards, even when no part was truly 'As-Is'. This underscores the complexity of managing expectations, where one must balance honesty with project-specific terminologies and constraints.

The scope creep is not correct and not acceptable from many perspectives. As it creates a new deliverable, and changes time and budget, that is well known. But the psychological aspect is much more important. If the Project Manager accepts one time the Scope Creep, the Client will expect that every time. It will be very difficult to refuse or negotiate a scope change with the Client.

Depending on the type of project, ongoing requirements gathering from users could introduce some scope creep or change project direction (e.g., software development). In these scenarios, it’s best to have a backlog where the product owner can prioritize incoming work and understand what needs attention in the next sprint to bring the most value to users. This backlog and prioritize approach helps control what is rolled out to production and makes sure the development team is working on only necessary work.

Be brave to fight with scope creep. Be strong when you delete something. Be polite when you explain again and again to Customer why you do this.

In my experience, the best way to deal with scope creep is short delivery iterations with limited and validated scope. Only start work that has to be delivered (i.e., validated scope), and if you can deliver it fast (i.e., you can start and finish before stakeholders' focus comes to other priorities and disrupts you). New ideas and goals should be welcome; your delivery and planning process must be organized to facilitate the delivery of necessary features and scenarios even as new ideas come in.
