In my opinion, is a strategic tool that allows you to evaluate the robustness of your strategy against different possible futures. It involves building a series of plausible stories about how your company's environment could evolve, taking into account trends, uncertainties, and critical events that could impact your business. By creating these scenarios, you can explore a wide range of possibilities, from optimistic futures to more challenging scenarios.

Scenarios are strategic narratives about potential future happenings against which a strategy can be stress-tested. Typically a few key variables, which the business performance is sensitive to, should be extrapolated and pointed in extreme directions to understand how the business can withstand under those conditions - which gives interesting insights in the workings of the organisation and potential defenses which can be prepared.

Scenario planning is a strategic approach involving the creation and analysis of diverse possible futures. It acknowledges the dynamic and uncertain nature of the business environment, aiming to develop flexible responses to various potential situations. The main objective of this exercise is not to come up with a forecast that may be incorrect, but instead, to draw a circle around multiple possibilities and evaluate whether the organization is prepared to face the range of futures that might unfold.

The challenge with scenario planning, is the idea that you have to guest what might happen by establishing two or three escenarios. In reality, what should happen first is to understand the strategy thesis that the company′s data is unveiling. By this I don′t mean what they think their business is, but actually what the data show us are they actual choices as a company. From then, the first scenario should be to be coherent with the choice that gives the company actual advantage, because the data shows it, instead of trying to imagine baseless future scenarios.

In my experience, scenario planning can work best in testing strategies when the scenarios and created by different groups of people than the strategies (avoiding self-fulfilling beliefs). It becomes an intellectual red team exercise, where interesting implications can be worked out, flaws uncovered and potential fixes / responses worked out. The main point is to make your strategy more resilient and to enable you to act quicker if a shock arises, because it has already been modeled out and through through beforehand.

I understand that the business are challenging and in constant change. New technologies, economic shifts, and competitive threats can emerge at any time, and it's important for our company to be prepared. That's why I believe scenario planning is an essential tool for any business. What I find really helpful is to work it through in multiple independent teams, and then compare the evaluations. They are never so straight-forward that there is only one possible answer - hence getting a few uncorrelated points of view to sensemake it great. You can e.g. run a workshop with some of your leadership from different functions to review your business strategy, and have them run through different scenarios in smaller groups. Once every group has worked through every scenario (the key output being their expected performance of the strategy, the SWOT of the strategy in that scenario and a set of strategic responses).

I believe that scenario planning offers an invaluable tool for evaluating of our strategies. There are benefits as enhanced decision-making, improved risk mitigation, increased adaptability, better communication, collaboration, and strategic agility. Limitations: intensive time and resources, in some part the subjectivity, paralysis by analysis if exploring too many scenarios, and limited future predictability.
