How can you ensure that your performance evaluation is fair and objective?

In a certain sense, the need for an annual performance review is already a sign of failure. If a leader is doing this/her job effectively an annual review would sound like this: Boss: "How are you?" Team Member: "Good, and You?" Boss: "I'm good too. Anything you want to talk about?" Team Member: "No. All good here. You" Boss: "Me neither, keep up the good work. Talk to you later today. In other words, open dialogue, consistent understanding of roles and responsibilities, iterative feedback and appropriate praise make a review unsurprising. Consider that the more surprised either the leader or the subordinate are in a review, the more it is a negative review for the leader than it is the subordinate.

Unfortunately, a performance review is never objective. Our evaluation of someone's performance is by definition, subjective. To evaluate *fairly* (which I believe is what some mean when they say "objectively") we have to align on performance expectations up front. Only then can we fairly evaluate whether those objectives have been met. One technique that I think also helps is when defining expectations up front, define not only what a good job looks like but also what does "exceeding" expectations looks like. The clearer the expectations the fairer the review will be.

I don't know there is a way to "ensure", but the best way to influence what the performance evaluation looks like is to have ongoing dialogue with your manager throughout the year. If there are any surprises at review time, one or both of the parties has failed in his/her communication.

Most important aspect of leadership is to set clear and unambiguous goals for the team. These goals should be further broken down into smaller parts in relation to time lines and achievable targets. Once you have been accepted a team man who is leading from the front and working for the organisation, the task is further simplified.

Setting clear, useful goals can be challenging for those whose work product isn’t measured in sales dollars or clients signed. Even in those situations, what did the employee promise the prospect to gain the sale? Was it at the detriment of the organization for the employee’s benefit? Setting goals is tricky, even when the metric appears clear. In my experience, effective goal setting starts with the org, then filtering those goals down to each sub-team so that everyone aligns with the greater purpose, getting more and more specific as you filter down through a company. How does each team support the greater vision? How does each team member do the same? That’s how you create effective goals. That’s not a panacea, but it’s a start.

In addition to manager assessments, incorporate feedback from peers, subordinates, and other stakeholders who interact with the employee regularly. Utilize objective metrics and performance indicators, such as sales numbers, project outcomes, or customer satisfaction ratings, to provide concrete evidence of achievements and areas for improvement. Consider self-assessments or 360-degree feedback assessments to gather diverse perspectives on the employee's performance. By triangulating data from various sources, you gain a comprehensive and balanced view of the employee's contributions and capabilities, reducing the influence of bias and subjectivity in the evaluation process.

I have been creating performance management processes my entire career. Nothing is more objective than numbers. Providing clear SMART goals that are “M” (measurable), enables the reviewer to calibrate performance against the results. A more robust review should include inputs from as many sources as possible including any of the following, if applicable to the role: peer assessments, cross-functional leadership feedback, direct and indirect supervisor feedback and occasionally vendor feedback. In accounting, you may even solicit feedback from your external auditors and in consulting, your clients. And don't forget self-feedback. While many will inflate their self-evaluation, it renders interesting conversation and comparison.

Having multiple sources of data to pull from will help you conduct performance evaluations. A good performer is multi-faceted and the performance indicators should reflect that. Make sure you are clear with what the performance will be evaluated against and that the data is coming from different 'types' - e.g. numbers based, customer feedback, etc. This is to ensure that the performance isn't solely based on one type of area - some folks might perform well with customers but have difficulty making sales goals. Knowing all the different areas will help the evaluation and also give you room to help them grow and develop as an employee.

I agree that using multiple sources of data listed above is a good indicator of performance but at times the time gap between the action and the review is so long that often it is too late to make feasible changes to improve performance. The managers need to work closely with with each team member and understand how they can contribute and use their strengths accordingly. If they are lacking in any areas they must be coached imminently by an intuitive leader foreseeing the team’s performance to align with their goals. Teams can perform better to gain confidence in their contributions when they are always backed by a strong leader who can both put the team on track when he notices deviations and applaud when getting sees favourable results

Provide training and guidance to evaluators on recognizing and mitigating biases, such as halo effect, recency bias, or confirmation bias. Encourage evaluators to focus on specific behaviors and outcomes, rather than making generalizations or comparisons with other employees. Utilize standardized rating scales or checklists to facilitate consistency and fairness across evaluations. By proactively addressing biases and promoting a systematic approach to evaluation, you can ensure that performance assessments are fair, objective, and based on merit.

We mut avoid falling into biases to avoid creating an unfair and toxic workplace. And to accomplish this, we are fighting against psychology and sociology, because these effects are real. The tendency to generalize a person's positive traits across all aspects of their character or performance is something that we all do by default, but that we should not accept as facts. We perceive someone as attractive or friendly, and we are more likely to assume that they are also intelligent or talented in other areas. This also goes for the similarity effect. Whether it is shared interests, backgrounds, or beliefs, we tend to perceive individuals who are similar to us more positively and are more likely to trust and cooperate with them.

In my experience as a director, I've seen how biases can creep into performance evaluations, often unconsciously. It's crucial to remember that we're all human and prone to biases, but we can actively work to minimize their impact. I've found that using data-driven insights and seeking diverse perspectives can help keep evaluations objective. Remember, it's about the person's performance, not their personality or your personal feelings. Keep it factual, fair, and focused! ??????

When i used to work as a sales professional my manager used to join me on the field to coach me. He just tags along with all my sales calls of the day and just observes me as I work through the day. I used to make mistakes and am well aware of them as they occur and my manager through his experience notices them too but the approach he takes to coach me is what makes me a better sales person each day. Instead of raining down on me with criticism he suggests alternative methods that I could have chosen to deal with the issue better and empowers me to choose the viable option which i learn by trial and error. Surely the first few lessons might take time but as i learn and reach the top of my learning curve there is no one as confident as me.
