While the "how" of essentials leadership skills, and the application of those skills at higher levels differ-- sometimes the challenges can be similar in fashion. Leaders default to what they knew before they got that position as a means of solving problems rather than utilizing what's needed at the current or the next level up. Sometimes this means organizing or prioritizing the team. Sometimes this is leveraging different parts of the business. Being able to even identify the "what's missing" from a leader's toolbox is the first step. It requires vulnerability and honesty from the leader themselves.

In system theory, the complexity and dynamics of a company mean it can never be fully understood, a fact often overlooked by consultants and L&D specialists. They mistakenly expect to capture an organization's essence with a diagnosis, which is systemically impossible due to the intricacy of interconnections and constant evolution. Unpredictability, subjective perceptions, and emergent properties beyond individual parts add to the complexity. Instead of seeking definitive diagnoses, a more effective approach involves implementing meaningful solutions that adapt to ongoing changes and insights within the system, emphasizing continuous learning and adaptability.

This is one of the steps that can make or break the program. If we only focus on what must be true for one set of leaders, but not those they manage and are managed by, we will miss the boat. A strong leader development program takes into account the knowledge and skills of those who will coach and develop those leaders, as well as the knowledge and skills they will develop in those they coach and manage. We must then align training to each of those levels, otherwise, the platform will not be strong and conducive to our ideal outcomes.

So, Question 1 regarding leadership development is "Where are we?" Question 2 then becomes, "Where do we need to be?" Those desired outcomes are based on factors such as anticipated future needs regarding staffing and promotions, competitive factors, and long-term strategies that may or may not be widely known. A proposed merger, or sale of a business unit, would fit the "not widely known" criteria. Finally, we need to take action based on the needs we uncover.

I have found using a collaborative approach to the development of the program to be highly effective. While I may be an expert on the content, I recognize that I am not an expert on the context of the organization. Co-constructing elements of the program ensures that the sessions are relevant and aligned to the needs of the leaders, and it also creates buy-in. If the goal is to shift behavior and impact change, then participants must have more than just theory. The program should include opportunities for practice such as role-plays, fish bowls, simulations and job-embedded activities. Throughout the learning, participants should also receive feedback and coaching to support their growth and development.

It's also important to consider the time blocks - is it an intensive or spread over time. What combination of self exploration / learning amd collective learning... is it modular or standard regardless of previous experience.... knowing exactly what is wanted / needed and any constraints will influence the approach.

What I love to do in my leadership training is build in at least two major exercises to practice the learning, and then provide a toolbox afterward to continue to develop the skills. The theory is the same, but the exercises are adaptive. I have a conflict resolution training that I've given to executives, first-time supervisors, and students. By building scenarios that they will have to deal with, role-playing, and other situations that meet them where they are in life and their careers, it's able to be adjusted and presented to any audience.

When I design a learning experience for clients, I always interview the business and the participants before developing the training. I want to know the business owners' challenges and goals, but I also want to see how aligned those in leadership positions and/or those who will receive the training are so I can customize the content to the learner's needs. I want to know their specific challenges, learning goals, learning styles, and what they want to learn in the context of their position within the company. What a business owner or senior leader thinks would be most valuable is often misaligned with what those who must undergo the training would find most valuable with respect to their job duties and expectations.

Make the delivery as flexible, practical and convenient as possible. Shape the process around your clients needs, but never compromise the quality. If you don't believe in the effectiveness of one day or short form courses don't do them. You have to have "buy-in" from senior leadership and they have to role model the competencies that align to strategic goals. Regardless of industry size or specialty, there needs to be a clear vision with a focus on performance. Data should drive the program, before, during, and after to measure progress, adjust when needed, and optimize measurable impact. It all starts with clarity and planning tied to an organizations values, challenges, and priorities. The best programs align the business priorities with a set of measurable performance outcomes.

THIS IS KEY! It is impossible for top leadership to get all the nuances involved in day to day operations. Get your staff involved and engaged! They have creative solutions you never even thought of. Smart leaders tap into the hive brain of their field staff and workers at EVERY level - not just managers. Think outside the box!

Set up third party involvement either with a coach/mentor or learning buddy. Someone who can be a great sounding board along the learning journey. Involve these third party contributors access to the tracking and feedback. Engage the learner and their line manager in dialogue from the outset.

Getting everyone within the organization involved and a part of the Leadership Development Program is crucial. It has to start with the top of the organization because they will set the pace for what leadership development will look like. Once there is buy-in for leadership development from all levels of the organization then you'll have a healthy, fruitful, and multiplying leadership pipeline. What we know for certain is when the leader gets better everyone else gets better.

This is where L&D as a field can get better, turning all that data into action. You can teach anyone skills and concepts in a classroom setting, but what happens when they go back to their day to day? You've planned out a six month program, and you're getting feedback that not all the content lands. How do you support those individuals that want more or less of different formats and topics? Including your cohorts and participants in the aggregate data observations, allowing then to respond, and collaborating in post event sustainment or reinforcement activities are all great places to start. Sharing responsibility and accountability for application of taught concepts.

This is crucial and often not given the focus it deserves... 6 month check-ins to see what is different is a way of seeing what concretely has shifted. Pre & post assessments appropriate to the development programme can also show changed behaviour and highlight areas for improvement. Evaluating the ROI may be hard but imperative to ensure the true value of the leadership development programme is realised

This step is critical because all outcomes are just a theory/hypothesis until they're actually happening. Even the best laid plan may not bring the desired result & rather than dismissing the whole program, adjustment during the process will bring the best ROI. Surveys that measure progress KPIs set up in the above generate black and white data that shows if things are working, and follow up focus groups can color in the full picture of what's needed to make the program more impactful. This is a process, and should be treated as a long-term project with impactful results, not a short-term solution that generates immediate results.

Data has been the tool to provide optics on root causes. In today's challenging times of chronic global chaos and change, data is simply not enough. This is why great training and content vanishes, and/or does not land - nor does it impact behavior change in the least. After consulting and training leaders and teams in Fortune 500 companies and startups, I find the gap is the lack of skill building. Additionally, what is also a missing is providing evidenced-based, tactical tools that are operational right after the training. My partner and I run skill building groups so leaders and teams can build skill and confidence in their new found skill. Providing a skill building system brings the necessary impact on needed behavior change.

I would not try to fit the same leadership development program for all levels. Yes, there are skills that all leaders need; like emotional intelligence, self-awareness, ability to manage/lead people, ability to deal with conflict. However, their roles require different responsibilities. For example, a C-suite executive has a very different role than a middle manager. Each of their development should be tailored to fit their role. Look at each role and the leadership skills they need to be good at their role, then you can build out offerings for those groups.
