How can you effectively select statistical tools and techniques for DMAIC methodology?

As the article says, "seeing the process" through SIPOC or processing mapping is critical to understand what data may be available at what points in the process. I coach practitioners to start brainstorming with the team by asking "what do we need to know to solve this problem?" "Given this process what data can we get and what do we need to collect?" "What are we trying to prove with this data?". The last question, particularly, will drive hypothesis testing which in turn indicates what types of statistical analyses you will conduct.

Whether we use PDCA or DMAIC cycles for problem solving, in each phase we have a plethora of statistical and quantitative tools to choose from the Lean Six Sigma Toolbox. The selection of these tools in each phase will largely depend on a variety of factors like the context, the complexity of the problems, the kind of investment envisaged, the skills & competency of the team members and ultimately the experience and choice of the team members involved in the project. It is always wise to choose the tools in structured manner than rather being arbitrary about it. Listing the available tools in a matrix form against each phase and find the fit as per broad framework of the problem may be a good idea to go about it.

Let me illustrate with an example from our factory operations. We utilize run charts at each workstation, providing visual cues to detect anomalies or errors. Consequently, employing these steps within the DMAIC methodology enables us to gather accurate, validated data for making well-informed decisions.

Critical tools are capability and reliability analysis even if no data initially exists. Two statistical methods, not just tools, for most important problems are capability analysis and statistical process control (SPC.) Sampling done well is an option. 3. A common misunderstanding, and one that may provide the wrong interpretation, is that SPC requires normally distributed data. Cycle times often are not normally distributed and to study assuming such or giving up will err in determining capability. Cycle times often follow a gamma distribution. Software can produce capability and SPC analyses. Capability is best analyzed with SPC to test the assumption of stability before judging capability.

For example, if you're using a control chart to keep an eye on how a process is doing, you need data that's been collected consistently over time, shows what's really happening, and follows a certain pattern. It's like making sure you've got good, fresh ingredients before you start cooking up your solution.

Indeed, considering the availability and quality of data is a crucial step in any data analysis project. Poor quality data can lead to inaccurate and unreliable results, which can ultimately lead to bad decision-making. Therefore, it is important to ensure that the data is reliable, valid, and accurate and that it is suitable for the type of analysis being performed. In fact, the quality of data is so critical that it is often said that garbage in equals garbage out. Therefore, it is important to invest time and resources in collecting and cleaning the data before applying any analysis tools and techniques.

Check periodically results should be used to drive possible update in the action plan. And Lessons Learn should be mandatory in order capitalise experiences .

The great thing about DMAIC Methodology is that it gives a powerful framework to look at a problem in a very systematic way and allows the problem solvers a plethora of choices while selecting the most relevant statistical tools & techniques at each phase of problem solving. Ultimately, the selection of the techniques depend on the complexity of the problem, the given timeline to solve the problem, the kind of investment the organization is ready for & most importantly on the experiences of the team members involved in the project. As most of the Six Sigma Projects are a teamwork, it is imperative to seek feedback and validation of all the members involved to help refine the approach and have a greater buy in from all the stakeholders.

Choosing the right tool is of prime importance. Tool should be selected keeping in mind the complexity of process/problem and also the skills of the team members to use the tool to full benefit. I had experienced that using the simplest tools will give you best results to get a clear insight.

The way we bring relevance to the selected tools & techniques, methods, and the solutions is to review & revise them from time to time. All the live processes need to be looked at periodically in the contexts of their relevance, change in processes & technologies, feedback from various stakeholders in terms of Customer reviews, Comments, Operator's feedback, Customer complaint, Internal non-conformities etc. Periodic reviews and auditing give us the opportunity to enhance the tools, techniques & solutions and document the learning through Lessons Learnt and other Knowledge repositories.
