How can you develop a more participative decision-making style in the workplace?

What worked for me is not to rush for decision, I learned that I was usually in hurry and feeling frustrated when it takes time to conclude something, overtime I learned it is good to give time while making decision since if we ensure participation in decision making it will be less challenging to get the implementation. So for me learning the benefits of participations helped me .

Based on my experience, I've observed that some team members express their views openly, while others remain quieter even when they have strong points to share. To address this, I propose adopting a practice known as "green room thinking." In this approach, we collect input from each team member without immediately evaluating the pros or cons of each topic. After gathering all the points, we collectively analyze and discuss each one. This method ensures that everyone has an opportunity to voice their opinions without fear of judgment, fostering a more inclusive and collaborative environment.

1. First asses all areas that the decision will impact. 2. Utilize cross-functional teams to not only shorten the path to a good decision, but also birth change agents that will help implementation and buy in. 3. Develop Guardrails to measure success, impact and possible points to adjust.

When it comes to leadership in a VUCA world there cannot be any one style of leadership that can be endorsed. Hence 'participative-decision making' is also a choice that the leaders make as per appropriate situations. During a pandemic, we have seen a variety of leadership styles emerge out of the volatile situations and not all were participative. However, making people be heard is a trait of a good leader, so 'Check-ins', and 'Questioning' stakeholders before sealing the final decision is considered good in most situations- this is a Coaching Style of Leadership.

In my experience, a participative decision-making style is particularly useful when creativity and innovation are required, in complex problem solving, in change management, to strengthen team spirit and in the development of long-term strategies. This approach, however, might slow down the process, potentially leading to "analysis paralysis" in complex scenarios. On the flip side, in urgent situations like crisis management, a top-down approach ensures swift, decisive action, capitalizing on a leader's expertise. Yet, this might overlook valuable on-ground insights and could potentially demotivate team members who feel excluded. Balancing these approaches, considering both the situation's nature and team dynamics, is key to effective leadership.

Collaborative negotiation skills enable win-win outcomes through problem-solving, to achieve interests of all parties as far as is reasonably possible. Urgent decisions may limit the time and space for a participative approach but having a culture of collaboration enables quick consultation. Hence, the key is to already be prepared so that opportunities can be embraced when they arise. This means knowing your team, their strengths, weaknesses and perspectives well. Building relationships impacts decision-making. I believe in the principle of gestalt. There is power in engaging others.

I would add that many times employees try to give an answer they think the managers want to hear. That is why it is important to make it clear to the team that there are no right or wrong answers, so that they do not hesitate to express their true opinion.

Most important is that you not have already decided when you ask your team to contribute. Are you really open to other ideas and conclusions? You might say: "I have a first idea, but I want you to challenge me"...be transparent first of all with yourself and then with the team

From experience, you need to ensure that your team see you as authentic and trustworthy. If you don’t currently ask for their input they might see the change in style as manipulative or you just paying lip service.

Clearly outline the goals and objectives of the decision-making process, emphasizing the value of collective insights. Establish guidelines for participation, ensuring everyone understands their role in contributing ideas. Regularly communicate the rationale behind involving the team in decisions, highlighting the positive impact on innovation, job satisfaction, and overall team performance. Encourage an open dialogue about expectations, and be receptive to feedback to refine the decision-making process over time.

I would add here that if you are not normally participative in your style that it might take some effort building psychological safety on your team to encourage team members to communicate their views. You can explain that you want more input and why the change is occurring. Early on, it is super important to positively reinforce those who share by thanking them.

True participative decision-making rarely gets authentic participation in one session. Routinely asking for input will generate trust and comfort among the team to volunteer their perspectives - otherwise it will feel forced. Make a roundtable discussion part of your recurring team meetings, so that when you ask for input, it is genuine and comfortable.

Actively seeking diverse perspectives is important. However, what is even more important is to act upon the feedback/information received. Otherwise, going out to collect info from a range of people, asking for their experiences (of which some might be traumatic) and then not acting upon it, is abusive and chips away at employee-employer trust.

As an introvert, I empathize with others who may not wish to voice their opinions openly. Providing goals and transparency and adjusting your communication style may not change introverts' minds. Therefore, change your understanding of "Participation" and get used to them being the last to participate in a discussion. They often wait until they hear everyone else's views, process them, and then add what may be helpful perspectives.

If the leader simply goes through the motions of getting everyone’s input and then just decides what he or she wants to do anyway then the process will be DOA. The leader (and the team members) must understand that there are multiple ways of winning just like there are multiple ways of messing things up. Short of allowing a safety issue or significant negative financial issue to occur, the leader will at times have to allow the team to make and follow through on decisions that they themselves would not have made. The real key is to create an environment and culture of continuous improvement and allow the team to learn from the outcomes and how to strive for excellence.

Because the decisions is ultimately up to you and you are responsible for the outcome, it can seem logical that everyone you've asked for feedback understands this and it is not always the case. When you use a participatory style you always run the risk of pushback from those whose counsel you didn't choose to follow. How you handle this disconnect between expectations and reality can build trust int he future or damage it, so be ready to show the math and the path you followed to make the ultimate decision. You won't necessarily win everyone over, but you can rest easy knowing you were fair in your process.

Communicating the final decision should be done with care. Our goal as leaders is to continue to encourage our team to participate even if the final decision contrasts with the suggestions of some team members. What I’ve found useful is acknowledging the input of the team, and explaining a scenario in which their suggestions may be more useful or that while their suggestion was not reflected in the final decision, that isn’t an indication of the usefulness, but more of the teams ability to implement the idea given the current project time line.

When people offer their feedback, they want to know the outcome. They want to feel valued and that their time wasn't wasted or their opinion discarded. It's always important to acknowledge their input and not only communicate the decision, but also the "why" behind it.

I also noted 3 ways to ensure that consolidating the points of view leads to a pertinent decision. 1- Clarify : Organize listening or collections of information in a way that complement each other. For example, ideas that emerge from a survey could be refined in focus groups and clarified further during brainstorming. Ask follow up questions to your team as needed. 2. Cross-reference: Cross-reference the diverse opinions received to come up with main themes or recurring ideas. 3. Balance: Make sure people consulted are representative of your team/group . Include subject matter experts, invite the less talkative and make sure to consult the often “forgotten” groups or members; they often contribute unique perspectives.

I'm a big fan of using delegation to foster a more participative decision-making environment in the workplace. Delegating tasks and responsibilities as often and frequently as possible promotes transparency and provides development. Delegation allows increasingly complex conversations between manager/employee and manager/team, fostering trust. Naturally, the training and development of the employee/team must precede any extensive delegation of work. A further outgrowth of escalating delegation is the inevitable opportunity to discuss and assess the efficacy of decisions made by the employee/team along the way and adjust as needed.

If someone made a suggestion that turned out to be a really good one, then give them kudos and invite them to continue to make meaningful contributions. A good idea can come from anywhere, so you do not want to stifle or demotivate folks by ignoring their contributions or failing to give them the recognition they deserve!

Make sure that there is sufficient time to review a draft(s) before the final product is due. Give clear deadlines and be consistent. Be sure to give praise where it's due, and if you have criticisms, explain what needs to be changed, why you need these changes, and how you want the assignment to be done. When someone meets the deadlines you set, review their work in a timely fashion. If you're under a time crunch, acknowledge that you appreciate that your colleague has met your deadline and explain when you'll have time to review it. There is no reason for someone else to have to pull an all-nighter if they have done their work in accordance with your deadlines.

Monitoring and reviewing the results is critical in participative decision-making. For example, after implementing a new team structure, evaluating its impact on productivity and morale is vital. This process not only helps in measuring the effectiveness of the decision but also in identifying areas for improvement. It demonstrates a commitment to continuous learning and adaptation. However, the downside could be the potential for over-scrutinizing decisions, which may lead to second-guessing and reduced confidence in future decision-making. It's important to strike a balance between thorough review and maintaining confidence in the decision-making process. This approach fosters a culture of accountability and continuous improvement.

This is where we separate high performing teams from the imposters. Not exactly a novel observation, but this is the step that is the often the most neglected, incorrectly delegated, and at times, ignored by large enterprises and SMEs alike and often jeopardizes the success of an otherwise collaborative, engaged decision making process.

The ability to keep the team focussed on 'issues' rather than people is the key to success in participative management. More often than not it is 'egos' that hinder participative management than anything else. The ability to keep the 'issue' as the centrepiece of the conversation and action is what talented leaders should develop.

Companies which adopt a coaching culture in their organization with a defined program, with more external and internal coaching happening on a regular basis, tend to have active participation from people at various levels of hierarchy. Prevalence of a coaching mindset and usage of skills like active listening and reflective inquiry helps to build a team which is more open and trusting of each other.
