How can you create clear and concise budget reports that highlight key insights?

Business leaders need to understand their insights without analytics are just assumptions. Finance leaders need to understand that their analytics without context are just data.

It is a step in the right direction but falls short of capturing the multi-faceted, interactive nature of today's financial reporting. Gone are the days when reports were static documents designed for a single audience. In an era of advanced analytics and real-time dashboards, financial reports can and should be customizable by the end-user. Whether it's a board member looking at high-level KPIs or a project manager needing granular data, modern financial platforms can offer user-driven insights at the click of a button. This user-centric, interactive approach to reporting not only serves varied interests but also fosters a data-driven culture across different layers of an organization.

Budget reporting needs to convey a story. As finance professionals we can often guide that narrative but not without significant multi-disciplinary input. We should be consider the impact to that story of each of the key players (e.g. management, operations, business development, technical, support services and all others) and make sure everyone is fully invested in the direction that is the conclusion of the above. If tables, graphs, slides etc. do not provide added value to the narrative then they shouldn't be included.

The key is to have your KPIs sorted out. You can report so many different variables, but most may not be necessary. Therefore, first, all the relevant stakeholders need to agree on the important KPIs that drive the organisation and those should be reported/highlighted in your reporting.

In my experience, when I created my budget reports, I focussed on highlighting the most important financial indicators and key performance metrics related to our organization's budget. This enabled my readers to gain a clear understanding of our organization's financial health and progress. I used visual aids, such as graphs, charts, and tables, are great tools to present complex data in a more accessible format. These visual representations can help your audience grasp key insights quickly and easily. Providing context is also crucial to help stakeholders fully understand your budget decisions.

I don't think you need an introduction as described here. Users should understand their budgets and how the forecast has been compiled, it shouldn't be done in isolation. I present a high level summary on the first page along with a KPI table, then the body of the report provides the detail and analysis, which may include assumptions made. Generally actions are underway once the need is identified so the report which may be presented later, can often describe what is being done already. I include most tables and charts in an appendix.

In my experience a budget report is a regular reporting tool and not a one off so can miss out an introduction. A more useful structure would be an Exec Summary getting straight to the key points and actions followed by detailed reports grouped by department or budget holder, each with their own highlights and actions (if necessary).

Here's a five-step summary Assumptions: We based our budget on current market trends, past performance, and industry forecasts. We've considered factors like expected sales growth, market fluctuations, and our internal capacity. Data Sources: Our numbers come from both our own historical data and trusted external reports. Methodology: We've adopted a [specific method, e.g., "rolling forecast"] approach, ensuring we adapt as we get more data throughout the year. Risks & Uncertainties: We've acknowledged potential risks such as [specific risk, e.g., "supply chain disruptions"] and have included contingency plans. Open for Feedback: We value insights from all departments and are open to discussing our approach further if needed.

It is imperative that the entire set of budget documentation is understood from beginning to end and the purpose of each and every item on the document. This helps in using the correct assumptions when calculation of budget is done and all parties must know what these assumptions are

One thing I have found useful is sharing a draft budget to certain stakeholders to review these assumptions to make sure we are all on the same page. When key stakeholders engage with the budget early, it drives meaningful discussions and they take ownership.

In my years as a finance leader, I've always seen budget reports as more than just numbers. A budget report without recommendations could (and should) be automated. The value from the report comes from the actions that help drive the business forward. However, a budget report alone is not the full picture. Budgets may be on track but customer satisfaction could be taking a hit, lining up a problem for future periods that would not be highlighted from the budget report alone. Recommendations should only be formed when the full picture of the business is known, and not just budget variances.

This is why you get paid. Many people can present numbers and charts in a pleasing way. The more valuable skill is to derive insights and create action items. I do not agree with the last sentence. Your recommendations as a finance professional do not always have to be clear and concise. In most cases, someone else understands the operative processes behind the KPI much better than you. Your role will be to act as a guide for their ideas to create an output that should then be clear and concise.

The recommendation section, in my opinion, is a critical component of the report and might be the most tough and difficult element. As a professional, you provide value to your organization in this area. Make recommendations on how to correct the negative variation in the KPI and ways to mitigate any risks identified in the report. This provides decision-makers with insight and allows for swift action.

In my experience, this is the hardest part of any report and where the real professional will demonstrate their value, if things are going to plan, it’s easy anyone can present fact and colour pretty charts but what people want from you when things are not going to plan is opinion, suggestions and recommendations which give the company options to avoid or mitigate risks and bring the situation back on track.

Each recommendation not only outlines the potential benefits but also the roadmap to achieve them. At the end of the day, I aim for every reader to walk away not just informed, but ready to act.

Solely relying on historical performance or a data-driven approach rooted in past trends may inadvertently perpetuate prior mistakes while concurrently neglecting new opportunities. Using Power BI for forecasting is powerful, structured and reliable. Predictive reportings with dynamic dashboards in power BI using simulations can help to quickly adjust to changing assumptions. This helps decision makers in quick decisions with strong reliance on details and assumptions.

I've realized that numbers only tell part of the story.
