How can you avoid pitfalls when scaling Scrum?

In my experience the common reason for losing alignment is when teams are not brought together to work on the same problem. Scrum teams need to work on the product roadmap delivering highest of values in iterative manner with constant feedback from stakeholders/customers.

Who is the "you" in this example? This pitfall is about the lack of top-level buy-in and alignment. Depending on the size of the organisation, this can go all the way to the CEO where alignment is an executive-level concern.

While I agree with this pitfall, my advice would be while scaling among larger teams or multiple teams, to establish a Scrum of Scrums (SoS) to maintain alignment. The SoS is a regular meeting where representatives from each team come together to discuss dependencies, impediments, and progress.I would also emphasize to adhere on a common Definition of Done. This helps maintain consistency and alignment in terms of what "done" means for each increment. Finally, conducting regular retrospectives at both the team and organizational levels to inspect the scaling process. Identify areas where alignment is slipping and adapt your approach accordingly.

This comes down to clearly defined ownership at the feature level. When requirements for interdependent or overlapping functionality between teams become opaque there must be a product owner with a clear understanding of the needs of the business relevant to the feature who can help unblock, clarify, and make decisions rather than leaving it all up to the developers and their managers. There must be only "one cook in the kitchen" that can effectively stop the buck and issue guidance at this level.

I feel this is a collective responsibility within the entire scrum. When Product Owners and Product Managers decompose features, it's vital they recognize any overlapping functionalities or dependencies. If these are identified, a detailed discussion with the tech teams is essential. I've observed instances where multiple teams, during the development phase, work on common components, influencing the final outcome. In such scenarios, adhering to a structured communication approach is imperative to achieve consensus on the way forward.

In my experience, reason of losing coordination was not clear responsibility. When everyone responsible for everything - no one responsible for nothing. It leads to burnout for hyperresponsible team members, who trying to help to everyone and do everything. Team members need to understand who, how and when do certain parts of process.

Everyone hates the idea of "more meetings", but it's been my experience that team leadership and product owners need to have their own higher-level standups at a mutually agreed-upon cadence in order to communicate the details of issues affecting their teams as burn-down charts, velocity, etc don't always paint a complete picture. Business leadership appreciates and expects realistic expectations and timelines.

Losing transparency happen when the only way to know the progress is by scrum master. Keep KPI/reports available to all team members so everyone has visibility. Rather keep talks to - everyone has reviewed the reports so lets talk about what is not right to be fixed and appreciate the good work.

Ensure that stakeholders understand the significance of the metrics you provide and how they relate to the overall project goals

One show never fits all size; choose the closet match that fulfill the team requirements, start small, add / modify practices with team collaboration. knowing the purpose of Frameworks helps. Frameworks shares the best practices, its the team, who decide what's helping them and what they can really do within available resource bandwidth and capacity.

Before selecting a scaling framework, thoroughly assess the unique needs and constraints of your organization. Ensure that the chosen framework aligns with your organizational culture and values. Be prepared to tailor and customize the framework to fit your specific context

The very concept of "empowerment" is perpetuating the problem - the concept that power is something gifted from the top, not generated by the people themselves. Get right away from that thinking. The power is not yours, it is theirs. Just stop taking their power away from them. This thinking is essential if organizations are to move away from "hierarchy" and toward "network" organization. Think in terms of respecting people, not in terms of empowering them. That will scale up far better.

Empowering the teams enables bottom up intelligence where the ideas and solutions comes from the team. Teams should be given enough freedom to experiment their ideas and the ideas which may might fail should not be considered as negative. This will bring courage to the team which will result in the teams taking up complex topics in the project / sprint.

If you apply 80/20 rule here. If 20% or less efforts will go towards team empowerment with clear direction automatically 80% results can be achieved

Create a culture of psychological safety where teams feel comfortable taking ownership of their work and making decisions. Encourage teams to share knowledge and best practices with each other. Provide coaching and mentoring to enhance teams' problem-solving skills and self-organization

Each software project has unique needs and constraints. Rather than best practices, we need guiding principles that are adaptable to different situations. Setting clear quality standards and being transparent about trade-offs enables developers to make context-aware decisions. Leadership that encourages questioning assumptions, experimentation and measured risk-taking also helps teams go beyond mediocre outcomes. Promoting a culture of excellence is more effective than dictating specific practices. It's also important to critically evaluate processes and continuously improve. The best teams are not those that blindly implement textbook methods.

Overcomplicated Frameworks: Choose a scaling framework (e.g., SAFe, LeSS, Nexus) that aligns with your organization's needs. Avoid unnecessary complexity by tailoring the framework to fit your context.

It may sound like heresy, but there's a risk that alignment, coordination and elimination of duplication are overvalued. The cure might cost more than the "ailment". Anything that requires agreement will eventually fail as you scale up. The real trick is to learn to live without needing agreement, and ultimately to thrive on the opportunities that arise through not needing agreement. If you still need agreement you haven't yet cracked the scaling problems.

I'd say, keep it simple. Timebox standups are must and attendance is mandatory. What make things complicated, when scrum masters forget to remain time-box and don't know how to measure steady progress each day. Keep scrum meetups short, have everyone say few words daily; may be "I'm on track and know my work for today" - even though the tool say this in reports. It's about working with human and creating positive relationships to keep moving forward in a collaborative way.
