It's about how you deliver the message. As a leader, you should focus on critical appreciation rather than criticism. I always prefer to start with what is good, then move on to what can be improved and then to what really needs to be trashed. Before my team starts their first round, I tell them what my prof taught me,"The first 5-6 concepts are the most obvious. Trash them, free your mind and start again. This will help you discover a solution that makes others think, "Why didn't I come up with that !" ". This prevents them from falling in love with their work too soon and allows them to absorb criticism better.

I am a firm believer in upskilling and have invested in my team over the years. This happens through two ways: 1. On the job mentoring using my 25+years of experience in design and CAD tools. 2. Online courses from CADEMY or LeManoosh to fill in gaps either present or in the foreseeable future. Upskilling is an investment not a cost and usually pays off very quickly in two ways: 1. Productivity increase as they learn tips and tricks enabling them to use their tools faster. 2. Capability increase as they're now able to do things never done before in the company.

A great way to give feedback is to record yourself as you go over a design and think out loud as you are doing your changes to the other persons design. Walk them through your thought process and then share the video with them. Do this a couple of time and you will be aligned on the say way of thinking in now time ;)

We used to do this after every project. However over the years we have felt that this time is usually too long and many design trends/ practices would have passed us by. So we are currently in the process on doing this in smaller sessions on a monthly cadence.
