When building a new product or feature, what I would usually do is to set the context, expected outcome/goals and scope of the solution. At this stage, we don't know what the solution will look like but we know what we want to reach. After setting these constraints, I invite all those whose expertise and perspectives I think could be valuable. People from Product, Core Business, Design, Architecture, Engineering, etc. The sum of all of their knowledge and ideas usually ends up driving a more innovative solution that is also viable, valuable, usable and feasible.

In regard to preventing failure in product innovation and also mitigating risk it’s a bit of a push pull. It’s best to identify what would be adverse in terms of risk to your project partners. Within a group the risk factor or irreparable loss level could be vastly different. The partners you take on should respect everyone’s risk level before the project goes forward. It’s too late to start the conversation or identify what would be the go no go point for everyone after things start to go wrong. It’s also important to define partners “what if” capacity. Innovations are often little experiments and the question “what if” is the key to discovery. There is less risk when everyone is prepared to pivot for better outcomes when needed.
