Consider keeping a log on each employee throughout the year consisting of their major accomplishments as they happen, so you can refer back to them at year end. It's surprising how difficult it can be to remember all the details months later. And by including that fine detail in their review, they will know that you are paying attention and care about them as individuals. It will also prevent you from being biased in your perspective because you will not give too much weight to more recent events that are naturally fresher in your memory.

Here are 3 important things which i feel important: 1. Do you have regular conversations? Keeping regular discussions about performance helps address issues early. 2. Have you built trust? Building trust through consistent and fair feedback makes difficult conversations easier. 3. Do you provide clear directions? Giving specific areas for improvement helps the individual know exactly what to work on.

Difficult conversations are less likely to occur if you are transparent with team members consistently. Set expectations, coach the team to meet expectations, give resources and tool to achieve goals, and hold them accountable. When goals are not met it needs to be addressed right away with actions to improve performance or behavior. Following these steps will eliminate surprises o the team member.
