SMART goals is certainly a good mean to measure the team performance, align with the organization strategic direction… but they shouldn’t be only a dashboard, some powerpoint slide. I like to add a E (have a SMARTE goals), where E stands for Engagement – have all the team engaged and compromised with these goals, promote brainstorming to define and periodically measure the achievements with them!

SMART Goals are effective way to track the progress and gives us an idea if we are on the right path to close the operational gaps we have identified to improve our overall efficiency. IT operations team always works towards the improving and optimizing the IT Landscape what is also important here is to identify and understand the business the IT is supporting. Suppose , we are working on improving database performance, we need to understand what kind of application data is being stored , can we fine tune the Database or perform replication to improve the performance. Once the action is identified, it makes the task easier for the team to perform & close performance gaps.

Cross train your team members. If you have one SME in your team dedicated to one subject, make sure the SME cross trains other members in the team to act as a backup and others members are able to be self sufficient even if the SME is not available. This avoids a single point failure within the team and does not create dependencies

3. Develop an Improvement Plan Set Clear Objectives: Define specific, measurable, achievable, relevant, and time-bound (SMART) goals to address the identified gaps. Tailor Training Programs: Provide targeted training and development opportunities to address skill gaps. This can include technical training, soft skills development, and leadership training. Optimize Processes: Review and refine workflows to eliminate inefficiencies. Implement best practices and standard operating procedures (SOPs) to streamline operations. Leverage Technology: Introduce or upgrade tools and technologies that can enhance productivity and performance. This could include automation tools, monitoring solutions, and collaboration platforms.

Training, evaluating, and bridging performance gaps in an IT Operations team involves a systematic approach. Here are some steps that you can follow: 1. Training: Identify the Skills and Knowledge Required 2. Evaluation: Evaluate the current performance of your team members. This could be done through performance reviews, feedback sessions, or by observing their work. 3. Bridging Performance Gaps: Cross-train employees, Provide specific training programs or mentorship opportunities 4. Trying to identify future needs can be somehow difficult, and a challenge when all the daily tasks are still needing to be performed. Incentive the team and promote break talks on technical innovations, and appeal to their creativity on identifying needs that can improve the organization processes. Don’t look at team training only to fulfil the organization needs, motivate them to attend webcasts/only demos (most of them are free). Surely while involving them on the business, they’ll fell as being part of a company… and not only a employee.

Are people open to change and willing to train? If yes, let them decide when to start acting and support them during the change. Set clear goals when to have it done but let them start the process.

4. Implement Changes Communicate the Plan: Clearly communicate the improvement plan to the team, explaining the reasons for changes and the expected outcomes. Provide Support: Offer ongoing support through coaching, mentoring, and resources to help team members adapt to changes. Monitor Progress: Regularly track the implementation of the improvement plan and make adjustments as needed. Use performance dashboards to provide real-time insights.

The first step to optimize processes, is understand the bottlenecks. And the IT Team are the best to identifying them. Promote meetings, brainstorming, team-building opportunities, mostly create a culture where everybody is free to share. When someone identifies some issue, involve all the team on solving it. Optimize the processes one-by-one, it can take longer but it’s harder to force a solution. Once the solution was built with everyone contribution, everyone will be compromised on success. Everyone process optimized, even if it’s only one, will be a significant improvement on the team’s performance.

It′s al about people.... Create a culture where people help each other in a safe environment, and the process will optimize itself.

To Optimize processes , we need to identify what needs to be changed. Once the areas of improvement has been identified, we need to set up a step by step optimization or improvement plan taking one step at a time. The key is communication, the idea is that all team members must understand why are we doing this change and what is the benefit of getting this change done. If we don't understand what we are doing and why are we doing that , we will never be able to optimize the process well enough.

Set clear processes in place and evaluate them frequently. Be open to changes, but also give the process time to settle. This is not unique; reuse as much as possible.

5. Evaluate and Adjust Measure Outcomes: After a set period, evaluate the impact of the improvement initiatives on performance. Compare the results with the objectives set in the improvement plan. Gather Feedback: Solicit feedback from team members on the effectiveness of the changes and any additional support they may need. Continuous Improvement: Use the insights gained to refine processes further and make continuous improvements. Foster a culture of ongoing learning and development within the team.

Once we have identified the Plan to improve and optimize processes , its time to adhere to those and quantify or visualize the improvement in overall performance for the IT Operations. We can use tools like Dashboards, CMDB , ITSM Tools to identify the improvements & also to identify the what still not working and rework to get them fixed. Reconciliation and regrouping are essentially the most important steps for ensure proper feedback channels are place for taking corrective actions if needed

First define a baseline and define goals with all the team! Start by small improvements and promote a culture of communications and share success. Try to rather than recognize a personal achievement to have team’s achievements. Off course individual success should be identified. But keep a message on the team and on the organization that if that personal goal was achieved (personal, professional, …), was only possible because there was a team working assuring all the operations were kept.

On top of everything that we do as an IT team, we must: - Remain customer-focused at all times - Ensure that our goals and objectives align with the IT strategic pillars - Create an open and transparent communication bridge between senior business management and senior IT management. For example a Steering Committee (SteerCo) to feed back project updates and allow the business to steer IT in the right direction. IT Operations teams exist to drive and power the business. We don't just "keep the lights on", we must strive for better and put the customer first.

Team bonding and networking across the teams as well At times in IT cross teams only interact when something breaks, however frequent network among Co players help improve the performance and delivery of the team in better pace. Team bonding has helped the team grow as an unit, backing up each other , knowledge sharing and delivering goals for the team.
