I think it’s really important to consider who is best placed in the team or teams to be involved in the budgeting and forecasting process. From this you can then define who’s doing what and ensure that the desired outcome is communicated to all involved.

I agree and always found it helpful to define the goal: Clearly define the goal and communicate it to the individual or team.

Effective delegation in any situation has to address two key things: 1) Setting expectations with regard to quality, due date, features, flow time, etc. 2) Addressing the individual's confidence and experience with the task assigned. The manager needs to adjust their style to each employee based upon the latter assessment. The person who is both confident and experienced you can just delegate. For the experienced and less confident - encourage. For the employee who has done it once or twice by lack confidence - coach. For the person with no experience but good confidence - tell.

There are certain things people NEED to do their jobs. Getting them what you can is very important. As things progress speak less and have the team member engage more. Continue this until you can back off entirely (with the executive knowing they can always reach out to you if problems arise). In this way you set the tone and expectations of both the employee and the executive.

Empower team members by giving them the authority and autonomy to make decisions within their designated areas of responsibility. Provide support and guidance when needed, but trust them to execute their tasks effectively.

Equip your team with the necessary tools and systems to perform their duties effectively. This could include access to financial software, historical data for trend analysis, and training on the latest forecasting methodologies. In addition, empower them to reach out with subject matter experts for the task at hand.

There need to be two types of touch points: 1) Scheduled touch points at defined check points of the activity. These should be kept to a minimum, but there are enough to prevent an unacceptable outcome. 2) Employee initiated reviews because they are experiencing issues or want an experienced eye put on what they are doing. The latter is part of an open-door policy and is crucial at being a real policy that management honors.

While it’s important to trust your team with their responsibilities, regular check-ins can provide them with support and guidance. This also helps identify any issues early and adjust strategies as needed.

An example I've seen is: Agree on deadlines: Together, come up with realistic timelines to ensure everyone is committed to them. Plan ahead: Identify the work you need to do, including the goals, and make a list of available personnel. Communicate clearly: Communicate the context or why the task is being delegated.

If you want to build confidence, so that you can truly delegate and almost forget, you need to provide positive reinforcement to employee successes and have discussions around things that they might have improved. I've found a good approach to the latter is through asking questions and pulling assessments and solutions out of them. As them where they experienced problems or where they weren't happy with results? Ask them to describe why they feel that way and what they feel they could have done instead? After they have provided their thoughts, you can both provide encouragement for them to try that next time and ask if they have considered things you've found helpful in the past. This approach develops critical thinking skills.

Encourage a culture where team members are accountable for their parts of the budget and forecast. This involves regular updates and reviews where team members present their progress and explain variances so you can provide feedback.

At times, ideas are outrightly rejected citing they are not aligned to organization's overall strategy. But places, where empowerment level and cross functional engagement are high, team used to go extra mile to find a way to present a strong business case for ideas to get deviation approval and ultimately executed for success. Ownership unites the entire team to collaborate for a better solution even in the adversity and challenges.

For those employees that are both experienced and confident in the task you want them to have ownership. Allow them that ownership. However, remind them that with ownership comes the need for preventive maintenance and improvements. Allow them the freedom to demonstrate they can handle this as well.

Delegate decision-making authority to team members based on their level of expertise and responsibility. Encourage them to make informed decisions within their area of authority and provide guidance or escalation paths for more complex issues.

Allow team members to make certain decisions WITHIN their scope of work. This will not only speed up the process but also build confidence and competence.
