In the beginning we must need to define our problem statement and a quantifiable objective. Last year in my factory we were struggling with low FPY at IM performance testing in few SKUs. So, we decided that we need to improve the yield by 12%. Once we were clear about the objective, we sat together, analyzed data, brainstormed few ideas and planned build trials. In this phase the critical thinking came into picture and plans were formulated. In third stage we executed different build plans and collected data of each batches. We found that one trial has increased the yield by 20%. In fourth stage we repeated the same trial in other SKUs and we found similar results. So, we validated the results and implemented it horizontally.

In my experience the problem exists because a large majority of people simply do not understand critical thinking as a skill. They do not understand that you gather accurate facts and then start to hypothesise a possible theory of cause and effect. That theory needs to be tested with controlled experiment. If the theory doesn’t fit the data, however elegant the theory or however reputable the theorist, that theory is wrong! Many now are so indoctrinated with theories from school, media etc that they start with a theory and try to find facts to suit. I solved a long standing problem in one of Courtaulds factories in this way. The convention was that the quality problems started in Unit B when it was starting in upstream Unit A. Simple!

Using a visual format and a belief that "the more scrutiny a potential solution receives the stronger it becomes", you can move through the steps promoting teamwork and generating buy-in.
