Here's how you can address underperforming team members and enhance their performance.

Understanding root-cause is the key ingredient to assess a performance gap. A genuine one-on-one conversation could greatly help the people leader identify the scenario (personal factor, skill or training gap, role clarity, etc), and help provide the necessary support to correct course. As leaders, we cannot underestimate the impact of an empathetic and transparent conversation in support of performance improvements, and coupling it with a “managing to strengths” approach, goes a long way in fine-tuning organizational effectiveness.

Attitude equals performance and results. Attitude is also a reflection of leadership. First a leader needs to be a coach, a mentour, a listener. Be direct and honest. If you value your team they will respond by adding value. Deliver expectations and accountability.

Identify the root cause is the 1st and most important step to solve any problem. A team member may not perform well for one of many reasons. Like; lack clarity on role expectations, unreasonable work-load, lack of availability of right tools to do job, mountain high expectations, improper work-life balance, non-supportive environment, may his/her personal problem hampering the professional life, etc. Thus, right cause should be identified then a proper action plan need to be prepared to improve the performance of under-performing team member.

Then, I'd set clear goals and provide targeted support to address skill gaps. Adjusting their workload to align with their strengths would help them regain confidence. Fostering a collaborative team environment would encourage knowledge sharing and peer support. Finally, continuous feedback and coaching would help them stay on track and drive sustained improvement. By taking a proactive and supportive approach, I'd help underperforming team members unlock their potential and excel in their roles.

It's very simple. Ask them how they're doing and really listen to what they have to say. Listen not just for what is said but also what is not said. Pay attention to body language. Ask what she/he would like to see/have/do and then if feasible, try to make it happen - and not just in words but in deeds - don't just ignore it or give it lip service. People will remember what you did to support them, more than what you said to them.

I find it critical to start with 'Why' and clearly communicating across the team and stakeholders, our shared purpose. Closely following that is a clear goal and expectations. In my experience, most folks want to do an excellent job (edge cases need not apply...) and performance misses often start with miscommunication or a general lack of expectation being set. As a leader, you'll constantly struggle to gain commitment from your team-members or hold them accountable in any meaningful way, if you've failed to deliver clear, measurable, and achievable expectations.

One thing that can always unite a team is having a common vision, mission and shared values. It’s important for the team to be know where are we looking for to reach and why this is important.

Unless we set a SMART goal it's not possible to track the progress of a under performing team member when we prepared an improvement roadmap. After setting the goal we must ensure that goal the properly communicated with team member and he/she understands the goal. Then it should be measured and tracked regularly. According, if required we may adjust the goal through mutual agreement.

Regular communication and information sharing with your team as a whole and it’s individual members is standard practice for a good manager. Performance should be discussed throughout the cycle to ensure the team’s goals are being met and to address performance issues.

Most employees want to do well and succeed. With help from their leader, they’ll grow to trust and feel supported. The employee will actively work on achieving the goals discussed with their leader. They’ll appreciate the check-ins, and gain the confidence they need to continue improving. It’s important for the leaders to make sure the employee understands the goals they’re setting together, and how they’re measured. And yes the goals set need to make sense and be attainable.

Support is key for an underperforming team member. Assuming the root cause is determined to be work related, I have found shadowing to be an effective way to do knowledge transfer. Doing the work with them to help them get a better grasp of “the how “can go a long way in improving performance. And if root cause is determined to be distractions outside of work, sometimes offering a listening ear can help to lessen the distraction, and ultimately improving performance. Positive reinforcement can also help. Team members performance is often directly tied to the effectiveness of the leader, so you have a vested interest in helping your team members be successful.

Supporting someone who’s struggling on a project in a team could be as simple as lending your ear for a 10-15 min chat to understand their concerns. Or it could be you offer to see what can be switched on their Workstreams with another colleague, etc. — engaging them from a place of positive and NOT a less than and/or punitive energy makes ALL the difference — to err is human and we all get stumped in life from time to time.

Help them breakdown the goal into milestones and define quickly achievable success metrics. And, reminding the team member that the rebound has to be stronger than the setback. ??

I agree on this. We must provide support and the right tools that can help them. We have different learning styles, we must tailored on what way the team can easily understand and comprehend.

We must carefully consider and evaluate the workload to ensure alignment with the task at hand. Realistic assessment of the operation's dynamics is vital for prioritizing essential aspects of the assigned task. It's important to support them in achieving a balance between work and life commitments.

Continuously monitor performance and make adjustments to the PIP as needed. Provide continuous, constructive feedback and encourage the team member to share their own feedback on the process.

Fostering teamwork while it can be challenging with diverse ideas and work habits, it can also be fun. While managing call centers, I schedule frequent team meetings for employees to share ideas and things they’ve learned with the rest of the team. I encouraged them to become a SME in topics, and take turns training new hires. They became mentors for the new hires, and the team knew who they could seek help from for various topics. I felt proud watching them help each other.

Promote a collaborative and supportive team culture. Maintain an open door policy to encourage team members to voice their concerns or suggestions.

Teamwork unlocks endless possibilities. A genuine commitment to work and sincere care for the staff can cultivate a winning team.

Teamwork fails when the member still in ego state. Acceptable among the members is the most important factor. Then they will start sharing and willing to sacrifice for the goals set.

Feedbacks are coaching opportunities. It’s not only important to point out what the member lack but also help the team member self asset where they can improve. Framing critical feedback as a discovery and improvement exercise which aligns with their career goals makes the desired change stick better in the long term.

Providing continuous feedback is a mandatory task of manager regardless the team member is under performing or not. However, if team member is under performing manager should have the feedback session more frequent. Discussion should be open with proper action plan. Manager also required to listen if team member need any support from him/her.

People want to do a good job at work. If a manager sees evidence first-hand or receives feedback of someone not meeting performance expectations, the most important thing is to proceed from a foundation of respect. What’s happening? There must be some reason(s) for the performance gap—and your job is to be humble and curious to create an environment of trust in which you can ask questions and find out what’s happening and support your employees to be successful. Meet privately. Ask questions. Seek to understand. Do not jump to conclusions or make assumptions; surface the facts. Discuss the issue with your employee and work collaboratively to help them address the factors and remove the barriers to perform to expectations.

Address underperforming team members by having a one on one, specific, and empathetic discussion to understand their challenges and identify specific issues, set clear and achievable goals with regular check-ins, and provide the necessary support and resources to help them improve. Ensure consistent feedback and monitor progress closely. If improvement doesn't occur, consider implementing a formal Performance Improvement Plan (PIP).

Underperformance is a symptom of poor buy-in. As a Leader, it is our job to help people understand the impact their work has to the larger objective. Also find out what skills are they aiming to demonstrate this performance year, then try and align work to support their goals. These small shifts will grow performance through positive engagement in the work they are doing. Additionally, ask them architect ways to do the work that makes sense to them. At the end of the day, we should be less concerned with the steps the follow to achieve the needed output, than we are on receiving the output discussed. Giving them autonomy to design the solutioning, will help them work more efficiently; and it shows I value their ideas on how to do the work.

Addressing underperforming team members starts with understanding what underperformance is: Poor performance compared to teammates, Poor performance in meeting annual and project goals, or Both. Identify what is holding them back—difficulty in grasping tasks or lack of motivation. Conduct RCA to understand their challenges. Assign tasks that can help them improve and provide the right motivation. Regularly offer constructive feedback to guide their progress. If these steps don't lead to improvement, reassess their skills and expertise. As a last resort, find a better-suited assignment where they can thrive. This approach not only aims to enhance their performance but also ensures they are in roles where they can be most effective.

Sometimes, it's essential to take a pulse check on culture and strategies. Companies often create a tangled mess of strategies that leave their workforce exhausted and defeated, with little to show in terms of dividends or results. Inevitably, wasted effort, processes, and resources yield minimal return on investment. Often, the pressure and lack of results come from the strategies themselves rather than misfires in their execution.
