I like using a Team Charter for this. We go over what the project is and build the rules (including corrective actions) and the roles needed to get the project completed. As Project Manager you know what each role does and I opened it up for them to pick what they wanted to do on the project and recommended they picked something that plays to their strengths. With the tasks/roles left over it was usually what no one wanted, so I asked them to pick one they don’t like but will grow their skillset. I jump in to personally support or help on the one they picked that they don’t like, to ensure they grow. I test everything developed to ensure it works as described and use the rules we outlined if we hit a snag. Teams do well with this!
