Il faut alors mettre en balance ce qui doit être fait au regard des bonnes pratiques et ce qui est envisagé en matière de projets de développement. On dresse alors un brouillon de feuille de route pour intégrer tous les paramètres d'impact, de budget, de bénéfices et de mobilisation des équipes. C'est avec cette feuille de route que l'on peut effectuer un arbitrage sur les différentes actions à planifier. Le réalisme budgétaire est alors aborder et respecter. La revue périodique de cette feuille de route permet de rester dynamique sur l'adaptation aux évènements.

L'analyse des fournisseurs va au delà du simple tarif de la prestation. La méthodologie employée avec par exemple l'intégration de la reversibilité ou la documentation peut être un point déterminant et justifier une négociation qui dépasse le prix. Dans cette analyse, j'ajoute des notions de RSE principalement sur le sens éthique des fournisseurs sondés et en donnant la transparence sur les critères de sélection. Etablir une relation de partenaire dés la phase de questionnement permet de construire les bases d'un suivi de prestation efficace et durable.

What plays a big role in analysis are well defined expectations, insights from market research (I.e. Forrester) and vendor proven performance .. a trifecta to determine the ROI and cost metrics to establish a benchmark for cost expectations. Contracts are often negotiable including the costs, expectations and timeline for delivery.

ITIL est un excellent référentiel pour repenser sa fa?on de servir. Un des éléments que j'aime aborder est la simplification de l'existant en allant chercher le pourquoi des process. En économisant sur les process inutiles ou sans impact, on développe la créativité sur les process utiles. On peut alors utiliser les liberating structures pour développer les nouveaux procédés et améliorer les existant. Le focus efficacité intègre la satisfaction des équipes, ce qui permet une amélioration continue en détectant les écarts rapidement. L'itération de revue des process est indispensable à la qualité de service durable.

Unfortunately, what we come across most often on these consulting roads are projects and their underestimated costs. a) Mapping is necessary: effectively understanding what will be implemented and what pain will be dealt with (the core, not what will be impacted) is essential for maintaining focus. b) The processes impacted are important, but a possible division into waves could be a way of finding the budget for the next cycle. c) Line-by-line schedule X weekly risk analysis: “anticipating delays” is jargon in itself, but a root consultant knows it exists ... and it can be a lifeline.

Autant les objectifs définis doivent être smart, autant les indicateurs de performances doivent être simples. Les KPI peuvent être abordés dés la construction de la feuille de route pour valider la cohérence de la méthode de suivi de l'efficacité avec l'intention de départ. Je recommande vivement de ne pas multiplier le nombre d'indicateurs, c'est tentant et il faut résister. Seule la pertinence compte. Le plus important est de monter une commission de contr?le qui va interpréter ces KPI pour adapter la feuille de route. C'est seulement à ce moment là qu'on peut être amener à remettre en question les KPI choisis.
