1 Define the vision and goals

The first step to building a strong team in R&D is to have a clear and compelling vision and goals for the project or the department. This will help you align the team members with the purpose, direction, and expectations of the R&D work. It will also help you communicate the value and impact of the R&D outcomes to the stakeholders and customers. A well-defined vision and goals will also enable you to measure the progress and performance of the team and provide feedback and recognition.

A vision should inspire and empower at the rational and emotional levels. To achieve that, a wide range of stakeholders should be part of the creation process (beyond top-down). Also, it makes sense to different contributors, and it can be broken down into what it means at the team and individual levels. Working it out "together" also starts off on a better foot, as it is very probable that the initiative's resiliency is challenged by it. The vision should be focused on value (needs addressed) more than technology push, this also for R&D that works on lower Technology Readiness Levels.

Erstelle eine Vision, die ein Gefühl hervorruft: "Wir wollen die beste Technologie" - Schlaftablette! BESSER "Technologie für saubere Luft!" Ab da, ist das Feld offen für die Entwicklung. Schr?nke dich nicht durch Zielvorgaben zu sehr ein, das hemmt Kreativit?t. Dies gilt für Innovation! Bei reinen Engineering-Aufgaben, wie zB der Verbesserung eines bestehenden Produktes kann das Ziel klarer umrissen werden und durchaus auch konkret auf Kundenwerte eingehen.

Es geht um eine Kultur des Lernens und Fehlermachens herzustellen. Eine missglückte Idee oder ein kaputter Prototyp sind ein Grund zu feiern: wir haben etwas gelernt! Das klingt einfacher als es ist... Es ist eine bewusste Entscheidung der F&E Führung, nicht auf harte Kennzahlen wie ROI zu schauen, sondern Lernen zu belohnen. Das f?rdert Zusammenarbeit und Kreativit?t besser als alles andere. Fancy Büro? Nice to have! Freier Kaffee? Nehmen wir auch. Viel wichtiger: Lernen, Lernen, Lernen

Das Team ben?tigt ALLE Ressourcen, die notwendig sind, um so schnell wie m?glich neue Ideen zu generieren. - Erstelle mit dem Team zu Beginn eine Liste der Faktoren, die wichtig sind. - Reflektiere über die Hygienefaktoren regelm??ig, zB monatlich in den Retros - Erg?nze, was notwendig ist und beende, was nicht notwendig ist

Setze auf intrinsische Motivation. Finde heraus, wie jeder einzelne im Team motiviert wird. Ein gutes Tool dazu ist SCARF. S - Status C - Certainty A - Autonomy R - Relatedness F - Fairness Sobald du wei?t, wie jeder "tickt", hast du ein leichtes intrinsische Motivation zu schaffen. Zum Beispiel: Der Status Mensch, darf Ergebnisse pr?sentieren. Der Beziehungsmensch kümmert sich um die Retros.

Find out what motivates them, what fires them up. Help them to align their purpose with the vision and map their strengths. Give them autonomy and hunt for good behaviours first, and mostly. Remember, everything where you can help the team tap into the intrinsic motivators is far more powerful and sustainable than relying on extrinsic ones (carrot and stick). Stick is not so supportive of an innovative culture.

6 Manage conflicts and risks

The sixth step to building a strong team in R&D is to manage conflicts and risks that may arise during the R&D process. This means identifying, assessing, and mitigating the potential sources of conflict and risk, such as unclear roles, unrealistic deadlines, changing requirements, or technical difficulties. It also means resolving, preventing, and learning from the actual conflicts and risks, such as disagreements, misunderstandings, errors, or failures. Managing conflicts and risks will ensure the team's harmony, resilience, and improvement.

I love this one. R&D and Tech Innovation are all about dealing with Risk and uncertainty. The goal is to fine-tune R&D as an organizational system so it manages risks and uncertainties sustainably. It is about giving autonomy and space to the divergent aspects of the R&D process, especially for Research. Then, the right alignment for convergence for selection and prioritization will be built. The Job of the R&D System is to reduce uncertainty and risk regarding technology feasibility and ensure they address a significant problem that gives proper business potential. A Human-Centred Systems view is helpful for Conflicts, as you can filter system issues from human issues. For the latter: Celebrate the differences - strength complement.
