I inherited a test team that was not perceived to be efficient by the project manager. Before this could be addressed, I needed to know the root causes of the issue, so I had a 1-1 with the Project Manager to try and understand why he was thinking this way. The first thing that struck me was that he had no visibility of test progress during test phases and the test team always pushed dates to the right without any warning. After a test group discussion, we introduced daily reporting of test progress and defect metrics. This enabled me to highlight issues early. It also highlighted the high level of 'real' defects that were raised, indicating an issue with software quality, that needed to be addressed.
