I believe you have to show the picture of success of the project, milestones along with deliverables this will help to show their contribution to the end result. Simultaneously , You have to set with the team to understand the road blocks / root cause analysis (are they related to skills, process, stakeholders management, system,etc) based on that you can identify the actions and way forward.

When you show the problem and the solution, I think you need to engage the most complicate team-member because if that person is on board, the probability to engage the other members is much easier.
