1 Set realistic goals

One of the first things you need to do as a new volunteer manager is to set realistic and achievable goals for yourself and your volunteers. You can use the SMART framework to define your goals: Specific, Measurable, Attainable, Relevant, and Time-bound. For example, instead of saying "I want to recruit more volunteers", you can say "I want to recruit 20 new volunteers by the end of the month through online and offline channels". This way, you can track your progress, evaluate your results, and celebrate your achievements.

It is key for a set goal and objective as for a space of time say one year or 6 months and that will serve as your KPI for the period. Every volunteers managers must establish good relationship with the volunteers to get the best from them to suit the organization need.

Spreadsheets are a great way to organize the tasks that need to be done, the list of volunteers and how many assignments each volunteer is taking on. Try to keep the spreadsheets simple. There can be one large spreadsheet with all of the contact information, etc. But some spreadsheets are useful with only a small number of directly applicable columns. Record where each volunteer is in the timetable: contacted, replied, accepted the assignment, completed each task in the process. It helps when the organization has software that volunteers use to input their progress.

2 Prioritize your tasks

As a volunteer manager, you may have a lot of tasks and responsibilities on your plate, such as planning events, training volunteers, communicating with stakeholders, and reporting outcomes. To avoid feeling overwhelmed and burned out, you need to prioritize your tasks according to their urgency and importance. You can use the Eisenhower matrix to categorize your tasks into four quadrants: Do, Schedule, Delegate, and Eliminate. For example, if a task is urgent and important, such as responding to a volunteer emergency, you should do it first. If a task is important but not urgent, such as updating your volunteer handbook, you should schedule it for later. If a task is urgent but not important, such as answering a routine email, you should delegate it to someone else. If a task is neither urgent nor important, such as checking social media, you should eliminate it or do it last.

Over the years, you learn who is able to complete the tasks on time and who isn't. It's necessary to plan for having to take on or reassign tasks that others didn't complete. There will always be volunteers with emergencies and schedule conflicts, so plan for that as part of the schedule.

3 Delegate and collaborate

You don't have to do everything by yourself as a volunteer manager. You can delegate some of your tasks and projects to your volunteers, staff, or peers, and collaborate with them to achieve your goals. Delegating and collaborating can help you save time, reduce stress, and improve quality. But you need to do it effectively and respectfully. You can use the RACI matrix to clarify the roles and responsibilities of each person involved in a task or project: Responsible, Accountable, Consulted, and Informed. For example, if you're planning a fundraising event, you can assign one volunteer to be responsible for the venue, one staff member to be accountable for the budget, one peer to be consulted for the marketing, and one stakeholder to be informed of the progress.

When people care a great deal about a particular part of the work, assign it to them and they will complete it. If someone complains about something, that is one sign that they care about it, and what sounds like a complaint might be a good idea. Someone with a different point of view may have a good idea, and the person's thoughts should be acknowledged and included rather than turned away.

As a new volunteer manager, you may face some challenges and gaps in your knowledge and skills. But you can also see them as opportunities to learn and grow.
