I have found the most success when getting buy-in from those who struggle the most. Bring them in for a short meeting where you discuss the pros and cons, the reasoning behind your approach, and expectations once they leave the room. Make sure this isn't a scolding, but rather a conversation. Challenge them to identify their strengths and areas of improvement and what they need to improve those areas. If they are part of the process, understand what you would like, and agree to improvements, there is a much higher chance of long term success. Often your weak link becomes your example for others!
