As a lead I should have a clear roadmap for the year. Ideally according to the roadmap, team members should have to come up with their goals. Goals should be SMART. S - Specific M - Measurable A - Achievable R - Relevant T - Time bound With this approach, lead and members can discuss the initial draft goals and finalize it.

To effectively lead a Information Security team, establish a clear vision, promote open communication, and define roles and responsibilities. Encourage collaboration among team members, support skill development, and recognize performance. Set SMART goals to guide work and foster an environment of trust and mutual respect. By adopting these strategies, you can create a cohesive and effective team capable of tackling challenges and achieving meaningful results together.

In my leadership role in Information Security, establishing clear goals and expectations was pivotal. I detailed the scope, timeline, budget, and quality criteria for projects, clarifying team roles. Aligning these goals with our organization's vision, I showed how each task contributed to the bigger picture. Clearly defined roles and responsibilities goes a long way. It becomes more important in a small setup with overlapping responsibilities. Tasks must be delegated and expectations must be made clear. There shouldn’t be any room for ambiguity. Goals must be aligned with the strategic and business objectives.

As the leader of the team, you need to set the ball rolling for your team, by actively taking the teams inputs and sharing information. Make the Team feel safe and comfortable in expressing their ideas and feedbacks. Organize activities that encourage interaction and break down silos like team outing , games , Lunch or dinner etc. Regularly ask team members for feedback on projects, processes, and leadership style this encourages them to express their ideas. Acknowledge and appreciate valuable feedback, even if it's critical and also give updates on progress of feedbacks given.

Metrics are critically important for all involved parties. Management, staff, supporting resources, and stakeholders alike. In a well functioning team it shows clear ownership of their responsibilities. Without it you end up with no valid way to monitor the project.

Monitoring a team is an endearing endeavor as micromanaging the tasks we are interested in during the project evolution. The best advice to give is: know your team, keep the communication, control any misunderstandings before escalations, keep the project boundaries at hands length and check deliverables yourself while controlling expectations. The team will respond if they have clear objectives and explained deliverables

As a leader in Information Security, I firmly believe in the power of leading by example. Great leaders will create effective team building. It's nothing like bringing your team together over good food and snacks. Having little get togethers with your team whether it's over lunch, office potlucks, or bringing in donuts and coffee can help build trust, it opens the doors for communication and collaboration between management and the team, and its a nice way to boost morale. Everyone wants a work environment that is inviting and comfortable. Employees like to feel appreciated for their work.

Always make it clear to the team that as a Manager or Lead you don't know everything , you also need feedback so that you can improve yourself.

Not all people contribute to an effort in the same way. Some people like to be given the goal. They will tell you what they think their best contribution to the effort would be and you can negotiate their deliverables. Some people just want to be told what you need from them. They don't want to collaborate, negotiate, plan, etc... They are the "Just tell me what you want me to do" crew. Make sure you understand your team members and how you can best align them with success.
