You're facing conflicting opinions in a large virtual meeting. How can you effectively navigate through them?

Conflicting opinions often mean people are engaged and committed to the meeting. There's nothing wrong with some healthy conflict. Saying that prevention is better than cure and the desired outcomes from the meeting need to be shared to align attendees, the agenda should be agreed in order to keep on track and rules set to ensure acceptable behaviours are bought in to. If you are facilitating a large group, it's key to break down the large group into smaller segments and set ground rules. Why? Because in smaller segments or group, people have more of an opportunity to express themselves. If you are in a large group, the dominant extroverted opinionated person may make the most noise. But if you are being inclusive of all types of people and personalities, smaller groups allow those to speak their mind. Setting ground rules is important so that no one oversteps and says something inappropriate. But having different opinions allows people to hear different points of view and drive engagement in the discussion.

One thing I’ve found helpful is to clearly state who is facilitating the meeting by an introduction, as well as a special flag for their virtual window which should stay up for the duration. The facilitator should establish group norms as well as introducing ground rules that are appropriate and applicable to the group and the attendees as agreed upon in advance by company leadership. They should be on a slide that is easily shareable. The facilitator should refer back to the group norms and expectations, sharing the slide when group member or members deviate or violates them. The facilitator can ask other group members to offer alternatives to the deviation and then ask the group members to re-engage once the path is re-established.

Use active listening to understand each viewpoint fully and acknowledge the merits of differing opinions. Summarize key points neutrally to ensure clarity and reduce misunderstandings. Utilize structured methods like round-robin or timed speaking slots to give everyone a fair chance to voice their thoughts. Encourage collaboration by identifying common goals and areas of agreement. If needed, break into smaller groups to foster deeper discussion. Finally, use decision-making tools such as voting or prioritization matrices to reach a consensus or determine the next steps.

L'une des premières choses à faire est en effet de rappeler en introduction aux échanges à l'ensemble du groupe les règles d'écoute et de respect indispensables pour pouvoir avancer (s'écouter, demander à prendre la parole, respecter les idées présentées et permettre à chacun de s'exprimer librement et sans jugement). Poser le cadre et les bases du dialogue collectif limite en effet le risque d'aboutir rapidement au monologue d'un des participants ou à un débat anarchique. Et donc, non constructif et non productif. Une intervention de l'animateur du groupe peut également s'avérer nécessaire lors des échanges, lorsqu'ils dévie trop largement du sujet, démultipliant les opportunités de polémique.

Ecouter activement, c'est aussi observer et décrypter (les gestes et les paroles). Il est indispensable d'accorder un espace de parole confortable et rassurant en restant attentif aux mots prononcés (leur portée, leur sens..), à la manière dont ils sont dits (ton, débit de paroles) et la gestuelle qui qui les accompagne et permet aussi de traduire les "non-dit", ce qui reste sous-jacent sans être clairement exprimé. Il faut pour cela ne pas interrompre la personne qui s'exprime, d'autant plus si notre interlocuteur n'a pas l'habitude et/ou n'est pas à l'aise pour parler en public.

Avant de pouvoir trouver une solution consensuelle, il est nécessaire de s'assurer déjà que chacun ait pu s'exprimer. Ce qui évite les tensions qui pourraient na?tre d'une non prise en compte de parole, d'opinion. Pour aider à construire une réponse collective, demandez à chacun d'argumenter sa position de manière la plus complète possible. De ce travail de collecte et mise en commun des opinions, il sera plus aisé de faire ressortir les points de convergence qui déboucheront plus facilement sur des solutions consensuelles et/ou alternatives. Chacun doit pouvoir avoir le sentiment d'avoir ainsi été entendu, pris en considération et d'avoir contribué à la solution proposée.
