Try this activity. It forces individuals to play devil's advocate to their own beliefs. Objective: To encourage critical thinking, empathy, and consensus-building among team members. Divide the team into pairs. Each pair discusses a relevant topic and individually formulates an initial opinion. Partners then swap roles. Each person must argue against their own initial stance, playing the devil's advocate. One person presents their initial opinion while their partner, now the devil's advocate, counters with opposing viewpoints. After a set time, roles reverse. Pairs share their experiences and the common ground they discovered. Discuss how this exercise helped in understanding different perspectives and aligning on a cohesive strategy.

Since these cognitive biases are unconscious, it is very difficult to identify them when we are limited by our own biases. I use a strategy that seems to be working well, and it is all about being prepared for these biases that are coming. Before I step into a discussion or a board room, I invite someone from the team who has more influence or followers, or at times, my co-founder to play the devil's advocate. That is, taking an entirely opposite standpoint of mine. This encourages diversity of thoughts from the people. And if we can employ such strategies to enable diverse views in our discussions leading to decision-making, it helps overcome some of our cognitive biases.

Before you get to the final decision, identify who are the stakeholders. Who all are going to be impacted by the decision? Ask yourself, if you have invited representation from all the groups who are going to be impacted. Give them the agenda of the meeting and ask them to come prepared. Also give them an option to send their perspectives even before the meeting. This way yoh are ensuring contribution even from those, who take time to respond. Evaluate each contribution and only then arrive at the decision.

Because unless you’re in the minority group yourself, some of the challenges your colleagues are facing daily will be invisible until you open your mind to look at things in a different way Don’t let small slights go unchecked. Like the wisecrack that someone makes in a meeting or the person who talks over or interrupts your colleague when she’s making a point. Use your voice to set the tone for an inclusive work environment. And when you’re in a position to recommend, promote or hire for an opening, consider candidates you can elevate beyond “the usual suspects”.
