We are the tool. Wait… You don’t really need a tool per se. You need a process. One that is easy to understand and easily implementable. Typically I break it into two categories 1) Scope to budget. What are we doing; when do we need it; and how are we funding it. In order of priority. 2) Business logistics - project controls ; project documentation; design/engineering guidelines; decision matrix; procurement / contracts; legal; code enforcement… You don’t have to have robust tools if you know what you’re doing. The tools are more driven by size and complexity of the projects/programs you’re working with. If you’re a master at Excel - you can go a long ways…

Good consultants excel at solving problems presented to them. Great consultants go beyond problem-solving; they delve deeper into understanding their client’s underlying needs, identifying and addressing challenges the client may not have even recognized. This proactive approach enables them to provide strategic value, not just quick fixes. By thoroughly understanding the client’s business objectives and constraints, great consultants tailor their recommendations to align with the client’s long-term goals, fostering sustainable success. They don’t just answer the questions asked; they question the answers, ensuring their interventions are not only effective in the short term but also beneficial in shaping the client’s future trajectory.

You need the 3 Ps - which are the key foundation to provide a stable, reliable and best delivery that will bring success to both the customer & the organisation. 1. Process 2. Planning 3. People

As a consultant, you are always trying to minimize risk. I think the scoping effort should be broken up into multiple phases. The first phase being some sort of initial Fact Finding. In the Fact Finding phase, you will want to collect high-level requirements and arrive at one or more ROM scope, schedule, and budget options. Note - this initial proposal could be +/- 25-50% depending on the level of detail collected. Once the client agrees to an option, then proceed with detailed requirements where you aim to deliver +/-10% accuracy with scope, schedule, and budget. At this point, any numbers/schedule previously provided need to be revisited. If the project is still within range of the budget/schedule then proceed with managing the project.

Planning a consulting project can be complex. It involves understanding the client's needs and the special skills. Different plans help organize projects: ? A pitching plan estimates project scope, budget, and value to the client. ? A strategy plan defines project goals, steps, and tools. ? An execution plan assigns tasks and tracks progress. Consultants use tools like diagrams, forms, rules, analytics, and collaboration to plan effectively. They need a secure, flexible, and supportive system for success.

You need social physics. You need the science of complexity. That's the bottom line. The common talk of managing people, technology etc, that's all bowing to the altar of heuristics.

In project management, the second indispensable tool you require is a meticulously crafted project plan. Picture it as the architect's blueprint, outlining every facet of your project's journey. Within its pages is a roadmap of activities, tasks, milestones, resource allocation, budgets, and timelines. This plan is your compass, steering you toward completing your project. So, embrace your project plan with confidence. It holds the keys to your success, guiding you through the complexities gracefully and precisely. Remember, it's not just a static document but a dynamic tool that empowers you to adapt and thrive in the ever-evolving landscape of project management.

Having a step-wise project plan always helps the team to remain in timeline whereas whole project is broken into various mini-milestones and target date/ actual date and revised target date for subsequent milestone always help.

I would advice to implement in Excel 2-points estimate based on log-normal model. It tremendously helps handling schedule risk with numerous intermediate milestones.

To combat this, I stress the importance of a well-defined communication plan. This involves specifying communication goals, methods, frequency, channels, and roles. A proactive approach to communication not only averts potential issues but also cultivates an atmosphere where the team is well-informed, engaged, and working harmoniously toward project triumphs.

In the complex dance of project management, our third essential tool is the communication plan. Imagine it as the conductor's score, orchestrating the harmonious exchange of information. This plan outlines communication goals, methods, frequency, channels, roles, and responsibilities meticulously. It's the compass that guides you in effectively engaging with your project team, clients, and stakeholders, ensuring everyone is informed, aligned, and engaged. Consider adopting communication software like Slack, Zoom, Google Workspace, or Microsoft Teams to wield this tool effectively. These platforms streamline the exchange of project-related messages, documents, and feedback, facilitating seamless collaboration and communication.

Project plan is a complementary thing of each project. It not only provides tracking facilities but also provides the minutes details and task needs to be performed during the whole project. A detailed project if made on Microsoft Project Planner and having SQA percentage higher than 90% gives an edge to project manager to manage that project.

Having governance matrix is always a great process around any project, be it complex or not, which helps in understanding the escalation matrix from both the sides of the project.

Our fourth essential tool is the risk management plan, the guardian of your project's destiny. Think of it as the vigilant watchman scanning the horizon for potential threats. This plan identifies, analyzes, evaluates, and responds to the risks that may loom over your project's objectives, scope, quality, and timeline. It's your shield against the negative impacts of risks and your key to seizing potential opportunities. Consider employing risk management software like Risk Register, RiskyProject, Risky Business SOS, or Monte Carlo for effective risk management. These tools help you track, prioritize, and resolve project risks, ensuring a safer journey toward your successful destination.

Le plan de mitigation des risques est essentiel dans la gestion de projet et doit être tenu au niveau de la direction de programme par une personne expérimentée. La prise en compte des bons risques en nombre limité fera réellement avancer le projet. Un multiplication des risques noiera tout le monde et sera contre-productif. Une revue régulière des dérives de risques s'impose, ainsi qu'une revue périodique de l'ensemble des risques en comité restreint pour ajuster la gravité et l'occurence de chacun.

What if? This is the inevitable question which comes in mind of any stakeholder, on either side, what is things go south. Risk management plan must be included in any governance matrix which includes escalation matrix, Plan B, recovery plan etc.

I tend to keep this simple.. I'm always concerned with spending too much time on software and less time leading the change.. However key areas to consider are Business readiness People and how they are moving with you along the journey Stakeholder Communication strategy Building legible and tangible roadmaps that all resonate with Senior sponsorship engagement And with all of that, what are the simplest and most effective ways to achieve. leverage the tools that all use regularly and are familiar with to keep it simple.

Our fifth indispensable tool is the change management plan, the compass that navigates you through the turbulent waters of project evolution. Think of it as your guide for managing and implementing changes to your project's scope, plan, or deliverables. This plan defines the process and procedures for handling changes that may occur during your project's lifecycle, ensuring they are approved, documented, and communicated effectively. To wield this tool proficiently, consider utilizing change management software like Change Control, ChangeGear, Jira, or Smartsheet. These tools facilitate your change request, approval, and implementation workflow, ensuring a smooth transition when changes are afoot.

Make sure to list and involve all relevant stakeholders to manage the change. The change plan should be made early as possible. In practice, this is many times done too late resulting in a loss of buy-in in the various stakeholders. Additionally, the change manager should be someone else than the project manager to have an independent opinion on the progress made of the adoption of the change(s).

Our final toolset, evaluation, and feedback tools are the mirrors that reflect your project's performance and the compass that guides you toward continuous improvement. These tools enable you to measure and report your project's performance, outcomes, and satisfaction, highlighting your strengths and weaknesses. You gather a rich tapestry of data and perspectives by utilizing various evaluation and feedback tools such as surveys, interviews, focus groups, dashboards, reports, and testimonials. This holistic view empowers you to make informed decisions, adapt, and continually elevate your project's success.

Tools are just tools. As a consultant you must focus on the client problem statement and how you going to address with your solution. Too much emphasis on tools some times kills the engagement Be agile and adaptive in tools choice
