Remember one thing, to understand the person you are evaluating, you need to ask unexpected questions.

In my personal view, if the feedback is shared consistently and effectively over time, not waiting for the evaluation cycle/deadline, this final conversation is going to be a cake-walk; and all parties involved will walk out with more trust and clarity, as to what can be done next.

- If feedback sounds like a "surprise" to the employees then you are missing out doing it right . onus is on you as well to do a better job as likely employees have not received timely and regular feedback. - 2ndly, focus on feed-forward approach as well and show them what and how things can be done with a better approach, in future. - Do not give general feedback , start with the good job done and how it impacted. then cover the area of improvements - here refer specific instances to relate. recommend them how to make it better next time. - Ask for inputs on if they have any suggestions or need help with. and seek inputs for yourself as well. - End the discussion in a positive note with the follow up action plan agreement.
