In my opinion, one of the biggest challenges is navigating bias pitfalls. Unconscious biases, such as affinity bias, where we favor those that are similar to ourselves, or recency bias, focusing only on recent performance. This can distort evaluations and undermine objectivity. Helping executives recognize and counter these biases is key. This can be countered by the use of consistent feedback, and diverse input can create a more fair and accurate assessment process, driving better decisions and create a culture of equity in leadership development.

Helping executives recognize their own biases is the first step toward fair evaluations. I encourage a self-reflective approach, where leaders examine their decision-making patterns and confront biases like halo or recency effects. Integrating diverse perspectives and feedback from various team members can further balance evaluations, ensuring a fair, objective process that supports equity and growth.

I always recommend that the execs I coach first write what Annie LaMott calls the Sh*tty First Draft (or SDF). It allows the leader to get what they want to say out of their system, unedited. Frustrations can mount if a person isn't performing as hoped, and expressing that frustration can actually put the leader into a healthier, more grounded state of mind. Once the ick is down on paper, they can then revise and refine the performance review with a constant aim of eliciting the most productive growth for their team member. The SFD process might unearth inaccurate assumptions which can be checked before they are shared.

Performance evaluations don’t need to be daunting. A key challenge is the anxiety they cause, especially if they're only done once a year and come as a surprise. By having regular feedback conversations, it becomes less of a big event and more of a continuous improvement process. Evaluations should also highlight positive achievements, not just focus on negatives. A common challenge is helping executives balance constructive feedback with recognition. As coaches, we support them in viewing evaluations as an ongoing conversation for growth rather than a yearly critique.

Managing the emotional dynamics between executives and their teams can be tricky, especially when feedback touches on sensitive areas. How do you help leaders navigate the balance between being honest and maintaining team morale during evaluations?

Collective emotion, when a group of people shares an emotion, is often stronger than a single individual feeling that same emotion alone. So, how can leaders manage emotions, particularly negative ones, from taking over a team? Four strategies from psychology — situation modification, shifting attention or creating distraction, reappraisal, and response modulation — can help bring down the temperature.

Ensuring that performance evaluations align with both individual and organizational goals can be a challenge. It’s crucial to create a clear connection between what’s being evaluated and the bigger picture, so that everyone feels their work contributes meaningfully to the company’s objectives.

It’s essential to help leaders bridge the gap between individual performance and the broader organizational vision. By encouraging a holistic view, I guide executives to focus on key individual metrics and ensure those metrics are deeply connected to the company's strategic goals. The sad part about performance evaluation is that the BEST CASE is sitting down with an employee at the end of the year and hearing them say, “yes, that’s pretty much what we talked about.” The key is to t”review performance regularly - at the team and individual levels. A few tips: 1. Make sure key initiatives have a clear owner, a definition of a “good job”, and clarity to deadlines 2. Have regular coaching conversations about direction and support needed to increase the linklihood of success 3. Catch people doing things right as often as you can (and tell them) 4. Ask for early “rough” versions of outputs to give directional feedback early 5. Every now and then, have a “strike party” and remove initiatives that are no longer relevant

I want to highlight the cultural aspect of giving feedback. Erin Meyer also talks about this in her great book, The Culture Map. Some cultures are very used to giving and receiving direct feedback. Negative feedback is blunt, frank, and honest. It is not softened – absolute descriptors are given. Criticism in front of a group is accepted. The Dutch (like me) tend to be quite direct, among others. There are ways to tone this down when needed. Some cultures use indirect feedback more. Negative feedback is subtle and requires active listening to pick it up. Positive messages are used to wrap up negative ones. Many Asian cultures use this indirect style, as does the US but to a lesser extent. This awareness can help, by adapting.

Effective communication is the lifeblood of performance evaluations, yet many executives stumble over their own tongues. They cloak their messages in corporate jargon, failing to make a genuine connection with their teams. The real challenge is getting them to drop the buzzwords and speak with clarity and purpose. They need to master active listening—not as a checkbox exercise, but as a powerful tool to understand and motivate their people. Cut through the noise, eliminate the fluff, and foster two-way dialogues. Only by communicating without filters can they truly lead and drive exceptional results.

Language and culture are two common factors that can create communication barriers. What means something in one culture, may have a different meaning in another. Words can easily become lost in translation or there may be a misunderstanding because of cultural ‘norms.

Performance evaluations carry significant legal implications, especially if they result in negative employment actions like demotions or terminations. Executives need to be aware of legal standards to ensure their evaluations comply with employment laws. Coaching them on accurately and consistently documenting performance issues is essential, as well as adhering to company policies and procedures. This practice not only helps mitigate legal risks but also promotes fairness and transparency in the evaluation process. By understanding these legal aspects, executives can make informed decisions that protect both their organizations and their employees, fostering a more equitable work environment.

Making sure that everyone in the business is treated fairly, avoiding conflict of interest, and ensuring that company regulations are being followed. How to deal with employees who break the law Whether or not to fire employees who engage in misconduct How to respond to allegations of sexual harassment or discrimination What to do when an employee is caught stealing How to deal with employees who display aggressive or violent behavior These are just a few examples illustrating the distinction between ethical and legal issues that businesses may face. One such case involves theft, which is a criminal act, but could still be considered ethically permissible in certain contexts.

Termination is always a very difficult and dreaded task each leader has to perform. At the same time one does not reach the stage of termination or demotion overnight, there is always a buildup over months which lead to this. Two things are key here - document every single communication where the lack of good performance is being talked about, never base it on verbal communication. Two, involve HR, seek their inputs and follow them.
