The most powerful tool you can harness especially in a complex program is your communication skills. Ofcourse the 'hard' tools are important, you need to have a well organized program supported by a solid framework, but if you have poor communication skills, if you do not show genuine care and interest in the well being of your team members, if you do not have that managerial courage, you will struggle. The relationships you build up and down your program team, coupled with competence and credibility, go a long way in ensuring you have a fighting chance at delivering a successful complex program. How you recover from failure, how you associate blame or not, how you show up to your team, will define how far that team is willing to follow you

In my opinion, a well defined program charter when done well js a good tool to set up the program and keep it accountable It is best to keep the charter simple, ensure it has tangible information on the Vision of the project , objectives and other operational information that will need to be managed and measured. Keeping the cadence and validating that the key elements in the charter are adhered to ensures effective management and monitoring. In addition to being a tool to effectively manage , control and potentially plan , it is a tool that can work as an advisor to ensure that the decisions made are in track of the overall vision and objectives of the program

For a complex program, it is vital that the program plan establishes an execution methodology that is rooted in experimentation since the achievement of outcomes is initially based on a, or a set of, hypothesis. The program plan should establish time boxes appropriate for such experimentation and routinely examine whether the results support the hypothesis or if there are learnings that require adjustments or abandonment of the current hypothesis altogether. The practice of having an end to end program plan with defined activities, dependencies and durations does not work in a complex domain, where the odds of readjusting our approach based on learning are significantly higher than the odds of us following the path we initially project.

A Programme Dashboard will help you to visually see the overview of the programme, the scope, the high level schedule, the budget and the spend (if you want to maintain it at dashboard level) quality status, benefits delivered / realised, risks, issues, change controls Maintaining the Programme Dashboard gives you the high level view but remember you also need to have a detailed view, so maintaining two different versions of the truth may be difficult to synchronise

In my opinion the best tools we need to manage a program is ‘people’. Good people make great things happen. It is good to have other tools which include a good / reliable project planning and management software, good metrics tracker, communications tools etc The most important thing is to understand what is important, set it right and make things happen

It is almost impossible to run a complex program without effective program management software. There are a host of program management softwares..but very few of them can handle end-to-end program management requirements -- from program charter drafting to program closure. Program management software should: - have ability to prepare project charter including sign off workflow - do detailed program planning with WBS, resources, dates, dependencies, program progress at WBS level, - critical path for the program, impact of delay on timeline - identify and track program risks, mitigation plan and resolution - program progress at the dashboard level as well as at detailed level f - Dove-tailing with Balance Scorecard and/or OKR software

I would suggest that it is impossible to run a Programme of any size and scale without a software solution to manage it. You need to be tracking Finances against Budget, Benefits realisation from Vision and Scope, Programme and Project Milestones, Programme level Risks and Issues, Project RAG Status, Resource Availability and Utilisation amongst other metrics

Review, review, review and then review some more. Do you trust the data from the tools you use? Yes, to a point. Are People telling you what you want to hear in order to keep your Programme Green by having all the Projects Green. Dig into the detail during reviews, having Projects Amber or Red is ok, it just means they need a little help to get back on track. I am more suspicious of Green Projects than I am of Amber or Red. Please remember that Projects, Programmes are not BAU things go wrong. We can fix anything, if we know about it, we cannot fix what we don’t know

With regular program reviews, all parties stay synced on any complex programs. Course corrections happen in a timely way. You spot potential icebergs well before you hit them.
