You’re a Business Analyst tasked with building a team. What’s the first step to ensure success?

Understand the team's culture - How they currently work - Pain points and challenges they have - Their expectations and goals - Their capacity and current workload - Their process - The information they require To then adapt your BA approach to fit into the team's culture and expectations.

1. Understand project requirements and define necessary skills. 2. Craft clear job roles and conduct a gap analysis. 3. Utilize internal resources, foster effective communication, and adapt based on ongoing evaluation for successful team building.

Identify the team and assign the roles and responsibilities.Build the strategy and provide the training to achieve objectives.

First of all, teams are not built, they are developed. Tables are built, cars are built, houses are built but all of these are things that require human input to get them to where you want them to be. People are dymanic beings and respond exceptionally well to good leadership ... but the key ingredient to all of this is having a shared vision, a common goal which inspires the team to focus and be propelled towards success. The team will perish if there is a lack of vision.

Make sure your team knows what they're responsible for and what's outside their scope. Help them figure out these boundaries, considering what they can realistically achieve. As things evolve, keep updating these limits to match new needs and requirements. It's about making things clear and doable for everyone on the team.

Defining and documenting team scope is equally important as project scope. This artifact helps the team to succeed and focus on the correct deliverables in the given time frame. It should be an evolving document till the project completion to update assumptions, dependencies and risks which are discovered during the project execution.

As for me, I will develop a resource plan to identify the number of team members required for each role as well as their required or anticipated involvement in the project lifecycle. This is essential to enable me to identify resource gaps and make necessary plans for efficient resource allocation. Also, I will establish clear performance criteria for each team and individual members.

The team scope is the boundary of the team's work and responsibilities. It defines what the team will and will not do, and how it will interact with other teams, processes, and systems. The team scope should be realistic, specific, and measurable, and reflect the team's capabilities, resources, and constraints. As a business analyst, you should help the team identify and prioritize the team scope, and clarify the assumptions, dependencies, and risks involved. You should also update the team scope as the project evolves and new requirements emerge.

The best teams I’ve collaborated on were teams that knew their roles and the roles of those with which they work. Because they knew each other’s roles, they grew. Just because a QA is a QA doesn’t mean they can’t make suggestions on how a BA approaches a story. Just because a Dev is a Dev doesn’t mean he can’t make suggestions to a QAs test plan or approach. And just because a BA is a BA doesn’t mean he can’t question how a method works or make suggestions on how something should be developed. A team succeeds on effectiveness, humility, and a focus on teaching and learning. Roles are defined to make sure all aspects of a process flow, but being will to help and be helped only improves the overall team’s effectiveness and strength.

Typically such a team would work on transformation or change projects or implementation of large IT projects that require re-engineering of functional processes. It’s crucial to select people that are resourceful , self driven, resilient and persuasive as much of the work requires bringing people onboard on a new process or way of working. A business analyst requires strong analytical , problem solving and communication skills as well. I normally try to pull together people that have one or more of these skills and group them with others that have complementary skills. I also like to pair old timers who understand the current process and systems well with new comers who bring a fresh perspective from having worked in a different ecosystem

The team roles are the functions and tasks that each team member performs within the team. They should match the team's purpose and scope, and leverage the team member's skills, strengths, and interests. The team roles should be defined, assigned, and communicated clearly, and avoid duplication, overlap, or gaps. As a business analyst, you should collaborate with the team members and other stakeholders to define and agree on the team roles, and ensure that they are aligned with the project roles and responsibilities.

Clarifying team roles in writing before hiring means no guessing after hiring. Then have the team member rate themselves 1-5 as to their proficincy in each area. After they have worked in those roles for 3 months their lead rates them and can discuss discrepencies. No performance assumptions!

The best teams I have been part of are ones that are diverse in their thoughts and opinions. They are not afraid to share their opinions, while respecting the opinions of others. Getting a consensus allows for people to feel they are achieving the goal as a team and one's thoughts and opinions are not being dismissed. There is opportunity for everyone to share their opinion and discussion is not limited to a few vocal members. The team is cross function and willing to step in and assist others as needed.

Setting clear guidelines and norms goes a long way to avoid confusion and conflicts, builds confidence and trust which goes a long way to build a successful and efficient team. It greatly contributes to faster turnaround time and meeting quality parameters.

Focus on people who are willing to adapt. I've worked with many subject matter experts in their disciplines, clever people, but for reasons only known to them, can't let go of toxic practices or views, leading to lack of or delayed deliveries and a reduction in team morale.

Clarify why you need a team. What is the purpose? What do you want to achieve? Ensure team members believe in the same purpose and the goal.

As a business analyst, you should assist the team in choosing and using the team tools, and ensure that they are compatible with the project standards and best practices.

Ensuring the team has access to the necessary tools is crucial. I'd start by asking the team if they have any tools of preference for analysis and assist them become familiar with the tools the company uses for communication and documentation for instance.

Have regular team reviews, involving everyone to evaluate how things are going. As a business analyst, help document the outcomes and use what you've learned to make things better. It's about continuous improvement and making sure everyone is on the same page with the team's goals

The team review is the process of evaluating and improving the team's performance and outcomes. It should align with the project milestones, deliverables, and feedback mechanisms, and support the team's purpose and scope. The team review should be conducted, documented, and shared regularly, and involve the team members and other stakeholders. As a business analyst, you should facilitate the team review, and help the team identify and implement the lessons learned, action items, and recommendations

It is always good to have brainstorming session to pick the brains of others in the team at the initial stages than to go at the end for any reviews. Personally I prefer this approach so we dont go with a tunnelled vision when providing a solution. While lessons learnt can be done for bettering ourselves for the next initiatives as well a learning for the others in the team.

No team is an island; very often, it is part of a broader team, whether it be a department or the entire organization. Therefore, creating awareness of belonging to the wider team(s) is also important to ensure alignment with department/organization goals.

Building a team MEANS: 1) getting to know the members of your team, (goals, likes, dislike, love/appreciation language, strengths, weaknesses, skills and personality) 2) making sure you have the right people to accomplish the tasks (skills) and each person knows their role and the roles of teammates 3) growing communication and community by team building activities, finding commonalities, celebrating milestones and creating avenues for a) problem solving, b) anything (especially important for remote extroverts), c) performance improvement, like retrospectives 4) Keep the long term and short term goals front and center of every meeting 5) Make instructions testable and specific 6) Practice good team work, such as paired programming

Ensure the team is all on the same page and the culture is set and understood. Teams need to be a safe space for individuals to ask questions without fear of others judging them for their weakness in their knowledge or skills. Teams need to be a composite of individuals who complement one another and are willing to sharpen each other’s skills. On the other side of the coin, team members need to be able to have open, frank conversations with one another if there are issues to resolve conflict before it has an opportunity to fester and cause a rift between individuals. Finally, it doesn’t matter if the most senior member has one idea but a more junior member thinks there is a better way to accomplish a task. All ideas should be welcome.

Hiring the right team is a critical step. Though obvious, bad hiring decisions can have a serious and long term adverse on the team. Not only would one have to deal with the low performer, the brand impact to the team may take a lot of time and effort to recover from.

To build a team, you need to ensure the vision and purpose are communicated effectively. Sometimes the strategy is too broad, it doesn't translate well into a proper Line of Sight objective for people down the hierarchy and it is important all BAs within the team have clear understanding and are able to communicate the purpose to stakeholders which will help in working towards common goal. It is important to share this visually, or through story telling using simple language. The next step is to Lead the team well, to build trust, treat fairly, ensure the team has a good D&I balance, foster collaboration and support training and development needs.This helps the team flourish and achieve success.
