People will always reflexively protect their ideas and thinking, so it is really important to help them to challenge it for themselves… reiterate the goal and then ask the different groups to explain their problem solving thinking, to objectively share the strengths but then ask them to explain what they think the potential problems/flaws may be in their ideas… aka the whole group to find ways to problem solve each others flaws… it creates a constructive, problem solving dialogue that is more objective and less about personal protection.

They need to understand how their work contributes to the organization in order for the goals to be clear and meaningful. Then, workshop it with them, allow them to come up with problem solving methods, and as the Leader, be brave to let them try it, gather feedback and metrics and evaluate what is working well, what isn't, and what the best approach could be, set check points and dates, and create a culture of continuous improvement around it. Empower them to create their own solutions and own them!
