When we were developing Skyfall TRPG core book, we stumbled upon many rocks. First, we had the book aligned with a specific set of rules and game system, but then it changed. Later on, we had the product aligned with a new mechanic system and finally the company decided to move closer to 5e materials. With all of this back and forth, the game design team started to get off-tracks. What we did to set everyone on the same race was to get them to participate in the process of crafting the first mechanics for the game. By empowering the game designers to act as true stakeholders was a win-win situation, as we were able to engage people and a "not so new" task while also ensuring that they were working on key elements of the game.
