When my team is busy with deadlines, providing personalized coaching requires strategic planning and efficient communication. I prioritize scheduling brief one-on-one check-ins that fit into their busy schedules, allowing for focused discussions without overwhelming them. During these sessions, I actively listen to their challenges and goals, offering tailored advice that addresses their unique situations. I leverage team meetings to highlight key insights, ensuring everyone benefits from shared experiences. I create bite-sized resources, like quick tips or templates, that leaders can refer to when time is tight. By being adaptable and responsive, I can provide meaningful support that empowers each leader, even amidst a hectic workload.

As a coach, your goal is to build the capability of whomever you’re supporting & a good coach should have their best interests at the core of how & when they provide it. If done well, coaching should not need to be balanced with a deadline in as much as ensuring your coaching is relevant & appropriate for who you’re coaching. Know your people & their skill level & plan your strategy accordingly. Plan timely check-ins. If the person/team is learning, plan more touch points. Meet them where they are. Assess the health of the project early & discuss openly where you foresee gaps or potential problems & align on adjustments where needed. If you create a culture where coaching is regular & built on trust, you’ll optimize their performance.

Be intentional about prioritizing time to show up as the leader your team needs you to be. Take inventory of your time. Literally write down all tasks you do within an average week or month. Next create headlines, can you categorize certain task together? This should provide a clear picture for you to analyze your time and what % you are allotting to what. Based on your time, what are you saying is most important? Is this your intention? Be careful not to confuse activity with impact. If you leading does not fit in during the hustle, you have the wrong hustle. What busy work can come off? If you have contracted on how you and your direct report will approach development, it won’t matter what season you all are in.

Deadlines don’t mean development stops. True leaders know coaching matters most when pressure is high. Integrate coaching into quick check-ins, using these moments to give specific, actionable feedback without adding extra meetings. Lean into micro-coaching—small, targeted insights that fit naturally into their workflow. Finally, model resilience and adaptability in real time. Great leaders coach in the trenches, turning tight schedules into powerful teaching moments that drive growth and performance, no matter the deadline.

Create personalized resources, such as articles, podcasts, or templates, that address the specific needs of each leader. Encourage them to engage with these materials during spare moments.
