We have all been there. It can hit a team hard. It's important to reframe the project ASAP. So get the team together. Ideally in a social space where they can release steam. A local pub perhaps? Or, if it has draft beer and a decent top shelf, a bowling alley or Karaoke bar. Break the bad news to the team over a Guinness, pausing to marvel at its inky fantasticness. A chaser of Jamesons will ease the tension. Then it's time for discussion with Jim Bean serving as a boilermaker for a variety of European ales. At some point you wi.... I would explain my team that these are normal situations where the scope starts and changes course along the way. This is what makes the job exciting. If we all knew where we were going and knew the exact route then all we are doing is executing what is being told. What makes this exciting is a new perspective and a new challenge on every turn. If we wanted to go by the book everytime we should have gone on a process oriented job and not the creative profession for sure. Most importantly, in my experience when I look in hindsight, whatver happens, happens for the best.

when possible, ask them to expect the unexpected to happen, including the scope of work. Adding a little bonus/ incentives (other than celebration of the wins), might be monetary or none monetary (few days off?). Give the new roadmap, where we are now, and explain how to reach the finish line in this current situation. This might filter out, make/ break your team members, you'll get the best people out of this situation.
