Your production line efficiency is at risk. How can you spot bottlenecks before they wreak havoc?

In my experience, it needs a continuous tracking of efficiency in terms of process KPIs such as inventory at each workstation, yield rate, downtime etc. It requires a cross-functional team effort to find out the root cause and meaning solution. Usually operations team could more blame on machines and/or less-value-adding old-fashioned way of work which has been implemented by someone at some time. Process engineering team could more blame on poorly-trained operators and/or maintenance team. That's why a cross-function team is a must and they have to deep dive the root cause by "endless why" approach.

Manufacturing companies usually work according to a pull or push system. When working on a push system, it is not unusual to have a stock of supplies before a certain workstation. If these stocks are piling up, it is a sign that we have a bottleneck in the production cycle. In pull production, these stocks are significantly smaller due to a different process philosophy. Bottlenecks usually occur in processes that require manual work. For example manual finishing after injection of a plastic product. When a bottleneck is observed, the problem is usually solved by increasing the number of people on that process or by working overtime. This is of course wrong, because we have not solved the cause of the bottleneck.

There will always be at least one production bottleneck. The point is not avoiding it (as we can’t) but rather how to protect it (V-shape design, buffers, accumulation tables, etc), to ensure bottlenecks run at maximum capacity. The analysis that I personally prefer are the so-called spaghetti diagrams. In this way, we monitor the current production process from the entrance to production, through the production itself and the delivery of the product to the warehouse. SDs visually show the picture of our current production process. Using SD, we can see which processes should be optimized and which should be eliminated. The most common corrective action is changing the layout of the factory.
