1. Determine root cause of problem. Often we find the root cause to be an internal problem. 2. Document the businesses processes and procedures. 3. Train internal and external stakeholders. 4: Follow up on stakeholders who continue to break the rules. 5. Ensure the PO is your legal binding agreement and that all suppliers have signed an agreement to recognize that fact. 6. In my experience with various clients I think Vendor Management is both an art and a science. It is important to create a trust based - win-win relationship with the vendor. Your relationship with the vendor should not be transactional where you keep hopping vendors based on costs or if one wrong interaction. The steps for vendor management would be: 1. Develop a criteria and select the right set of vendors 2. Set the right expectations and transparency - via policies, communication, escalation path, and IT systems 3. My piece of advice here should be: establish a robust vendor management governance with the 3 main layers: operational, strategic and executive. Make sure you're evaluating vendor performance on a regular basis. For this, you can use a vendor scorecard which measures performance on operational KPIs, but also others related to risk & compliance, innovation and partnership (here is where you can also measure strategic alignment or communication)

I would say redefine your goals vs just defining them based on where your business is today vs where you see it heading. That way your vendor goals are aligned to your business goals and more importantly to market realities. Don't measure for the sake of measuring, measure to make things better, to find out what's not working well and how it can be simplified. Leave enough of room for flexibility and change and remember your vendor is your partner not your servant, be respectful yet professional, hold them accountable and give them praise when they do things well, when they have added value for your business. I always go back to Vendor Expectations Meetings as a great way to ensure all are on the same page. This goes beyond just contractual agreements and numbers. During the meeting, you are able to share contextual requirements and also gain real time perspective on a Vendor’s way of working.

Create a centralized database or Vendor Relationship Management (VRM) system to store all vendor-related information. This should include contact details, contracts, performance history, and any other relevant documents.

Too often organizations try to manage their vendors by simply limiting the number of vendors they deal with. Nobody works as hard or performs as well as a new vendor! Instead of limiting or reducing the number of vendors, categorize vendors based on their importance, performance, and relationship with the organization. Too many vendors creates a kaos for the procurement professionals, streamline them to a manageable number. Then you can start to look at the real volumes and partnerships that brings procurement forward and offers a real value to the business.

Procurement function should be a business partner for other business units in order to understand the actual need. A set of non-rigid by clear policies should be followed strictly (no contradiction between non-rigid but strict). Proactive planning and sourcing is key (technology is a must for bigger operations). Then is the proactive feedback and early corrective actions (internal / external). Lastly is to remember that an unhappy or squeezed vendor is not a KPI for procurement. The purpose is always to support the other business units do their operations.

Many SaaS vendors provide companies with both business and cloud solutions. SaaS vendor management strategy helps flag redundant subscriptions, evaluate vendor performance, manage contracts, improve efficiency.

I routinely monitor if my vendors have been paid, and have regular meetings with vendors to ensure they are satisfied with the process for communication/payment/etc. Further I leverage internal business partners to communicate any issues or concerns and lean heavily into my finance team to provide direction/resolution. Maintain a good relationship with our vendors, not just sending them vendor satisfaction form, we can also invite or visit them regularly. You can talk everything about your future company plan, and also theirs future plan to grow.

"Ongoing Monitoring" is one the biggest challenges to effective vendor management. A process needs to be established to catalog vendors and their associated functions and risk levels. There should be vendor management analysts/associates that are trained to monitor these relationships and report on overall health of the services these vendors provide. There also should be a continuous feedback loop in order to track process gaps and remediate them.

It is extremely important to manage suppliers appropriately, monitoring their compliance system in relation to the system's quality standards, in addition to monitoring delivery performance and the rate of defective products. An interesting practice is to send scorecards to suppliers monthly, so they are aware of their performance during the period and feed the cycle of continuous improvement.

I believe half yearly review of the vendor should be done on regular basis. Based on the performances, challenges, failures, quality in proportinate with the company's procurement policies. This would definitely improve the internal system of the vendor to overcome all hurdles

Even though many are looking to automate the vendor management function via AI and other tools, it should be noted that nothing replaces a direct relationship between the customer and the vendor. Building a relationship on mutual trust is going to be a lot more reliable and valuable then trying to monitor performance through system generated KPIs and surveys. Human interaction is still a necessary component to get details and context.

I would also go through my supplier segmentation and supplier preferencing models. It is critical to understand how much leverage the supplier has in the market and how much of their revenue is dependent upon your business. If there are no/limited options for the product, your strategy to communicate with the Vendor will be different

Periodic reviews of vendor contracts to adjust terms based on performance, market changes, and business needs can lead to more favourable conditions. I've instituted annual contract review processes, allowing for timely adjustments that reflect current realities and requirements. Utilising data analytics tools to track and analyse vendor performance against key metrics can provide insights for improvement. I've implemented analytics platforms that offer real-time performance data, enabling more informed decision-making and vendor management strategies. Encouraging a mindset of continuous improvement within the procurement team and among vendors can lead to ongoing enhancements in processes and outcomes.

Setting up a straight through process at the time of vendor onboarding is extremely critical which includes vendor analysis, approval , onboarding ( including creation of beneficiary account details ), invoicing setup, agreement closure and eventual termination. Setting up right SLA targets from the beginning is critical to successful vendor management.
