Your client's demands clash with tackling technical debt in the project. How will you prioritize effectively?

Most integral step is to access the impact of technical debt. Two major factors need to be considered for this 1.Severity 2.Long term Cost factors 1. Severity: Identify how critical the technical debt is. If it poses a risk to system stability, security, or performance, it should be prioritized. 2. Long-term Costs: Evaluate the long-term costs of not addressing the debt. Consider future maintenance, potential bugs, and slower development speed.

Short answer: have a strategy for debt already gained from erstwhile code irrespective of which partner coded that. For new code, no promotion to higher environment unless the code is free from tech-debt.

In semiconductor design, once an IP is taped-out and qualified, unless there is a compelling reason(bugs, changes to standard etc.), no one is allowed to touch it again. Bad coding standards, hacky code etc. are not sufficient reason to touch the code. If it works, leave it alone.

I believe that Client Communication and Incremental Improvement are the key elements to keep paying the debt. It is a continuous process and client trusts its vendor - well mostly. Our job is to keep a lookout on outdated code, libraries and references and keep development team in the loop with frequent trainings. Code Review/Peer Reviews should be a criteria to determine and ensure best code quality at all levels.

We had a similar situation where the runtime version at which the customer’s code was running, was out of warranty. And when we deployed the customer’s code to latest runtime, it stopped working. Solution- we requested the product vendor to allow us time so that kept running customer’s code at a lower version while we tuned the code to run at higher version and also ensure that we eliminate any inefficiencies/ technical debt out. Since there is a business value at stake on the customer’s end, it will always take precedence but make sure to take an “awareness creation” approach where you zoom out and explain the risks and challenges when and if a customer insists on living with a technical debt.

Client requests and technical debt are not distinct, competing lists but rather two sides of the same coin. The business team contributes their knowledge and insights to create an irresistible, industry-compliant product. Meanwhile, the technology team focuses on developing resilient, scalable, and maintainable code. Both sides must work as one team, aiming to deliver value without compromising security, compliance, client satisfaction, or team member happiness.

Effective communication is the basic key to success in any project. In current scenario its importance increases significantly to ensure success. While communicating with client in this respect ensure Transparency in communication, Clearly explain the impact of technical debt to client/stakeholders. Use non technical language to illustrate how technical debt affects project timeline. Also clearly mention benefits of addressing technical debt such as performance improvement, cost reduction and high quality deliverables.

Discussing rework-related technical debt with a client is challenging. It's like saying, "Remember the feature we delivered three months ago that you paid for? It needs significant rework because it was rushed to meet your deadlines. Unfortunately, you need to pay for this rework too." Rework should be managed internally by focusing on coding standards using tools like ReSharper, implementing CI check-in gate for code coverage, conducting thorough code reviews, and continuously monitoring security issues with tools like SonarQube, Black Duck and Polaris. Scheduling time for rework means, the project is already off track. Also, todays Awesome!! code could be tomorrow's tech debt because of fast changing tech stack. Do not get carried away.

Creating a list explaining the effort-impact and the risk of each item along with being transparent and flexible in your communication with the key stakeholders goes a long way in creating long term trust and confidence.

Prioritization is just one piece of the puzzle. Proactive communication is key. Clearly explain to clients the long-term consequences of neglecting technical debt. Frame it as a collaborative effort to build a sustainable, high-performing product. By involving them in the decision-making process, you can build trust and ensure everyone is on the same page.

"Strategy" also involves the question of product lifecycle: how long shall the product serve its purpose before being phased out again? Sometimes, this does all the communication you need. Either towards the developers ("We only need this prototype to test hypothesis XYZ, afterwards it will be scrapped") or management ("If you still intend to sell this product in two years, how often can the product quit on its user per day?"). It's all about understanding the different needs and making an informed decision.

Your priority must echo the client's priority. Your client will seldom prioritize technical debt -- unless it has a direct impact on business. You must work to convince the client that a specific technical debt is important for the client business and their customers. Prioritization is not a client driven activity, it is a mutual activity where you the technical team is also involved by understanding and communicating with the client on what they really need. This also includes impacts on timelines, costs for different development paths through the product development project.

Now, let's craft a win-win strategy. Ask the client about their priorities – what features are most critical for their success? Can we address some urgent technical debt while implementing key features? Perhaps we can refactor a critical module impacting current functionalities. Remember, a well-designed system facilitates faster development down the road.

To prioritize tasks, use a matrix that evaluates each item based on urgency and impact. Client-demanded features and bug fixes may score high on urgency, but addressing certain technical debts might have a higher overall impact on the project's success. This approach justifies why some technical debts should be tackled before adding new features. It's a transparent method that helps in setting realistic timelines and managing client expectations effectively.

There is always an ongoing balancing act between risk and utility, this has to be done against the backdrop of operational realities. There are times based on business imperatives the downside risk of adding a feature is ignored in the interest of upside potential. The key is to understand what the organization and its stakeholders both value and need when making such a decision. This is part art and part science and generally cannot be taught outside of the classroom of hard real world experience.

The current digital landscape demands rigor and continuous improvement of both simultaneously and must be incorporated through stringent cycles of reviews, planning, change and release management. It all culminates into brand recognition and trust with clients/ audiences.

Instead of a complete overhaul, propose incremental improvements. Suggest addressing critical technical debt alongside high-priority features. This iterative approach demonstrates progress on both fronts.

This strategy is especially effective for scattered debt within the codebase and shows clients that their needs are being met while continuously improving the project's foundation.

Break down the problems into small increments, do proof of concepts, gather data to back the changes being proposed, deliver incremental changes without disrupting the production release cadence.

Create a list of all the risks, do a matrix detailing the likelihood of a risk happening and the impact it would cause, rank the risks in descending order, come up with a management plan along with cost and timelines. Discuss the plan with the stakeholders, seek their buy in and work with the team to deliver against the plan in an incremental fashion.
