Normally, the variances will always be always but it depends on the company policies, example if the policies said the variances are above the actual 5% no need to analyze otherwise yes in this case only analyze, the analysis will be based on the historical data and current situation and why it happened. Most importantly, you would need to understand the calculation of any accruals or reversals. This will help to build up a story "why there is a difference in the first place, key factors caused it, etc." If there are contractual agreements in place, you would need to review them as well in case amendments were made mid-year. Similarly, you need to remember about business seasonality or macroeconomics; not all companies operate equally.

Before engaging the team, you need to understand "who is your team?" You should also have a good understanding of what elements they will be looking at and to whom they will be reporting those discrepancies. After completing the analysis of the variances and understanding what caused them, you provide an explanation of the changes that took place. If you have a cross-functioning team (different departments on the same call) you have to be careful what words and language you chose, same words might carry different meaning at different departments (HR, Sales, OPS, Accounting, IT, Support, etc). Listen carefully, take notes, and gather as many explanations as possible. Ask questions and reiterate participants' statements.

The type of macroeconomics will depend on the type of the company's operations. For some, it will be manufacturing, others services or contracts, others software subscriptions, etc. Gather input from all team members and review all line items carefully. For each assumption, ask 3-Y ( Why? Why? Why?). Remember KPIs and their correlations. Compare the bottom line with the initial budget, and actuals. It should provide an idea of what questions Management could ask. Run a few sets of Projections and schedule a separate review call with each department.

Any changes should be implemented with approval from the executive level (minimum at a divisional level). Run test calculations, find discrepancies, and be able to justify your proposal in making changes. If it is one entity, you would not have much resistance. With multiple entity structures ( or different ROI projects), it will be much more challenging to get approval due to the basic operations of each entity. Make sure any suggested changes are reviewed by your manager 1st; only then can they be discussed with the resistant team.

As you make changes, regularly track progress and fine-tune your method. Schedule consistent reviews to compare forecasts with actual results, adjusting as needed. Celebrate successes to reduce resistance and carefully highlight areas for further improvement. Make sure dialogue is open and honest, any changes need to be clearly agreed and accepted to make the next check-in more effective.
