What techniques can you use to ensure that everyone's voice is heard and respected in team meetings?

An effective technique is to prep the team members to come to the meeting with their top 3 recommendations to improve the situation. Set Ground Rules: 1. Clear, concise, and evidence-based suggestions. 2. Not allowed: "That will never work...", "That is a bad idea...", "Someone should...", "That's the way we have always done it.", "That's not my job." All ideas are welcomed. A silly idea now may make perfect sense down the road. 3. Always show respect for the ideas of others. 4. Invite each participant to select the next leader. This keeps everyone alert and ready to contribute. 5. The Senior Leader in the room always goes last and everyone else has presented.

If we want every voice is heared and respect in a team meeting we need to work on the team building by nurturing and curating equality and confrontation as a value. We need to create an environment where team members discuss and build on ideas not on person. Having done that I use to provide the data that we are yet to receive input from x number of members. Individual invitation also helps. Subgroup exercise and written input by Google form, jamboard, mentimeter etc can be used.

In my experience I make sure expectations are written with guiding terminology such as, "what is going well in your department, why, etc." And "what is not going well, why, what are your recommendation for addressing the issue" etc. This helps create ownership, trust and teamwork. The intention is to cut through the chase and get deep rather than staying at surface level. Solutions are also easier to get at rather restating the problems over and over.

Building one on one relationship with team members would help the shy ones feel more comfortable to share during meetings. Affirming them individually when they do contribute will help them build confidence to speak at a team meeting.

Politely shorten the contributions of over contributors and engage non contributors. In training, some folk believe that they know quite a bit on a particular subject, and that may be true. However, you don't want them to dominate. Sometimes I ask, "Can you summarise your point up in 60 seconds or less?" And for non contributors, "Jane, I see you've been taking a lot in. What do you have to share about this topic?

On important issues, making sure everyone has time to think and having everyone share one thought before opening the floor can level the playing field for those who need time to think. Post the topic in advance. Ask everyone to come prepared with one or more written responses/thoughts (or allow time in the meeting to write). Then have each person share one idea (no feedback or criticism) before opening the floor for discussion. If concerned about quieter members being uncomfortable speaking up, you can use pair/share (sharing your idea with one other person in an assigned pairing) before opening to group share. This allows the pair to report out both ideas and can get everyone’s ideas out comfortably.

Giving people the opportunity to do a quick-write or come to the meeting with something already prepared can help ease nervousness when it comes to speaking in front of others. Some people need time to think and don't do well with impromptu questions.

For group brainstorm, one of my favorite Mural features is private mode. Turn it on and team members can privately add ideas. You can select whether to keep them anonymous or show the author. When it's time to come back together, just end private mode and all ideas will display. This can help avoid groupthink, minimize distractions, and relieve some anxiety from feeling put on the spot. Another trick I picked up in a training session I attended is a chat storm. Everyone can idea ideas in the chat but waits to hit enter. Then all of the messages come through at once.

Break larger groups into smaller breakout sessions, allowing for more intimate and less intimidating discussions. Encourage the use of a 'parking lot' to capture ideas that can be discussed later, ensuring no thought is overlooked.

Introducing a speaking order or virtual "talking sticks" ensures every member can contribute, preventing dominant voices. Round-robin discussions and pre-meeting written input encourage diverse perspectives and amplify quieter voices. Technology enhances real-time collaboration, promoting open dialogue. Addressing unconscious bias creates a safe space for expressing opinions. Vigilant speaking time monitoring ensures equitable participation, while post-meeting follow-ups provide a platform for additional input or addressing concerns. These practices enrich our collaborative environment, reflecting our commitment to inclusivity.

Depending on size of team and time, try to ensure everyone has a chance to contribute. Let the team know you are interested in their contributions if you run out of time for everyone to have a say. Aknowledge this and ask them to forward contributions in an email and ask them to lead at follow up meeting.

Listen to hear, not to prepare for what you want to say. And if you are a senior member of the group, role model listening so that others value that process... communication is two-way!

In our circle, every idea, big or small, is met with a smile, a nod, or a thoughtful reflection. This is our secret potion – a mixture of recognition and gratitude, brewing a culture where every voice, not only speaks, but sings.

Gallup equity and inclusion studies show that appreciation is a significant factor for less represented groups, when they assess their employment roles. Job satisfaction, being heard and recognized, is powerful. Whether that looks like being called out for public commendation/kudos, or asked for input/feedback regarding agenda items outside the meeting can both be effective engagement tools.

The challenge is that there are ALWAYS biases present. We are ALL looking at the same situation through culturally biased glasses. We are often not aware of our biases and how our individual frames of reference affect our interpretation of what we see, hear and ultimately understand in any given situation. A common language to talk about cultural difference is the key here, as well as building self awareness and intercultural competence among team members. Only then can conflicts and misunderstandings be prevented and biases - both individual and group- be addressed.

It is important to resolve or at least defuse conflicts as soon as they arise. It is necessary to look for the cause but it is important to avoid putting the blame on others. Assume positive things about the other side and above all, say openly your opinion and how you feel.

While it can feel good to speak one's mind and have their voice heard, there are few things more disappointing and de-motivation than being "ghosted" by your organization. After the meeting is just as important as during the meeting. Send a summary to the group and thank them for their input. List the ideas and comments made and ask for feedback. Just as importantly, send out a follow up on what actions are being taken and what the results of the meeting were. This is probably one of the main reasons people hate meetings and feel they are unproductive... they are never told what the outcome and progress are!

Following up and following through with an email summarizing the information discussed at the meeting is essential. More importantly, ask for feedback from each individual and expect a response from everyone. Discuss these questions and responses at the beginning of the next meeting.

It’s important in a summary email to include who, what and by when. These things should also be stated and confirmed verbally BEFORE the end of the meeting to ensure what’s been captured is what everyone heard as well

If you are the leader, speak last. As soon as the most authoritative voice in the room speaks, all that follows is coloured by any views expressed. At the very least avoid "I think X, what does everyone else think?" but, ideally, speak last. And, when speaking: 1) Reflect back what you've heard, including divergent/unpopular views. 2) Draw in anyone who may not have spoken/you feel has more to add. 3) Ask open questions ("How certain are we on X...?") Also, monitor how much 'air time' you take up vis-a-vis others in the meetings. All voices matter, not just yours - as much as you like to hear it. Speak less, speak last.

Use what teachers call latency. Ask for a 15 second pause for key questions before anyone responds. Gives everyone a chance to think. Includes introverts, neurodivergent, anyone who benefits from reflection. (Hint: everyone benefits from extra time.)

Encourage active participation, use round-robin speaking, and employ collaborative tools for input. Additionally, ensure a diverse range of perspectives is considered, and create a supportive environment where team members feel comfortable sharing their thoughts.

As members enter the room issue each one a token. Tell them each time they get engaged in the meeting they spend their token and that all the tokens are expected to be spent by the end. That way room is created for each member to have an equal opportunity and responsibility to get engaged.

Most things follow a pattern from the start. If we want contribution, empowerment, participation, then we open the meeting with their voices. I call it a grounding. Using an image, a quote, a compelling question and inviting members to talk with one another in small groups or pairs, to bring voices into the space is essential to setting the tone of collaboration and verbal engagement. Simply put, what happens to learning, relationships, engagement when a voice never enters a room? So…. Help voices enter right away.
