Team problem solving is a vital skill for peer support workers, who often collaborate with colleagues, clients, and other stakeholders to find solutions for complex issues. However, team problem solving can also pose challenges, especially when the team members have diverse backgrounds, perspectives, and experiences. How can peer support workers promote diversity and inclusion in their team problem solving processes, and why is it important to do so? In this article, we will explore some strategies to answer these questions.

1 Define the problem

The first step in any team problem solving process is to define the problem clearly and accurately. This can help the team members understand the scope, context, and goals of the problem, and avoid confusion or misunderstanding. However, it can also reveal different assumptions, interpretations, and expectations among the team members, which can lead to conflict or bias. To promote diversity and inclusion in this step, peer support workers should invite all team members to share their views and perspectives on the problem and listen actively and respectfully to each other. Acknowledging and appreciating the different contributions and experiences that each team member brings to the problem is key. Open-ended questions, feedback, and clarification should be used to explore the problem from multiple angles, so that common understanding and agreement among the team members can be checked for.

Ambiguity is a common attribute of most problems. When a problem is ambiguous, everyone is forced to make assumptions, many of which can be implicit and silent, leading to misalignment, potential for misunderstanding and conflict. Creating a safe space which allows all team members to express themselves is critical. Explicitly ask: "what assumptions are you making?" Drive towards alignment, keeping things objective. We are all looking together objectively at a problem; no emotions are required to do that. It is not personal in any way. The space I create allows more listening and less speaking. As a leader get great at listening, articulating what's going on, and asking powerful questions.

2 Generate ideas

The second step in team problem solving is to generate as many ideas as possible to solve the problem, tapping into team members' creativity, innovation, and resourcefulness. However, this can also expose different preferences, values, and opinions among the team members, potentially leading to disagreement or domination. To promote diversity and inclusion in this step, peer support workers should encourage all team members to participate and contribute their ideas equally. Brainstorming techniques such as mind mapping, word association, or random input can be used to stimulate and diversify the ideation process without criticism or evaluation. It is important to recognize and celebrate the diversity of ideas; appreciating the benefits of having multiple options and perspectives to choose from.

As a leader and coach, I use a technique that intentionally creates multiple perspectives to look at a situation. Why? Shifting perspectives and shifting the underlying energy allows us to feel differently and see new things we weren't seeing earlier. Each perspective is then defined, with a goal of creating choices. We always have choices, even though we may initially feel locked into a perspective. Once we create choices, we are free to choose wisely, to choose attributes from each perspective to create a solution that empowers everyone. With a set of diverse team members, this same technique works. It's even more powerful. Diverse team members genuinely have unique perspectives. Capture the wisdom in each one of them.

3 Evaluate ideas

The third step in team problem solving is to evaluate the ideas generated in the previous step, and select the best ones to implement. This can help the team members assess the feasibility, suitability, and effectiveness of the ideas, and make informed and rational decisions. However, evaluating ideas can also trigger different criteria, standards, and expectations among the team members, which can lead to resistance or compromise. To promote diversity and inclusion in this step, peer support workers should establish clear and transparent criteria and methods for evaluating the ideas that are relevant, fair, and consistent for all team members. Inviting all team members to share their opinions and preferences on the ideas is important to weigh the pros and cons of each idea objectively and collaboratively. Furthermore, using consensus-building techniques such as voting, ranking, or scoring to select the best ideas can help respect both majority or minority views of the team members.

Creating an objective criterion helps minimize bias and ensures effective decision making. I involve team members in creating the criterion. For example: 1. Accuracy, maintainability, security, performance, etc. as criterion to evaluate design choices 2. P1s resolved in less than a week, each bug triaged etc. as criterion to evaluate a bug backlog maintenance process improvement. Once a reasonable criterion is built, team members provide input using voting with rationale. This ensures team engagement and that all perspectives are considered in the decision. It's important because this ensures openness and transparency and empowers team members to share perspectives freely.

4 Implement solutions

The fourth step in team problem solving is to implement the solutions selected in the previous step, and monitor the results and outcomes. This can help the team members execute their action plans, achieve their goals, and measure their progress and impact. However, implementing solutions can also involve different roles, responsibilities, and resources among the team members, which can lead to confusion or imbalance. To promote diversity and inclusion in this step, peer support workers should assign roles and tasks to team members based on their strengths, skills, and interests, while making sure that these tasks are clear, realistic, and equitable. Additionally, they should provide and seek support, feedback, and recognition among the team members to foster a culture of trust, cooperation, and accountability. Furthermore, they should adjust and adapt the solutions as needed based on the feedback and data collected while involving all team members in the improvement process.

5 Reflect and learn

The fifth step in team problem solving is to reflect and learn from the experience, and identify strengths, weaknesses, and opportunities for improvement. This can enhance knowledge, skills, and attitudes, as well as apply learning to future problems. However, reflecting and learning can also reveal different levels of satisfaction, learning, and growth among the team members, which can lead to complacency or dissatisfaction. To promote diversity and inclusion in this step, peer support workers should conduct a debrief session with the team members, inviting them to share their feelings, thoughts, and insights on the problem solving process and outcomes. It is important to acknowledge and appreciate the efforts, achievements, and challenges of the team members while celebrating their successes and learning from their failures. Additionally, best practices, lessons learned, and areas for development should be identified and documented in order to inform and improve future team problem solving processes.
