Cross functional product development is a good methodology. I have been a part of a similar team once and it worked out very well. Like I handled the Mechanical design part, ECE guy handled the chip part and CS guy handled the software programming for the chip and so on... when we all worked together, there was a default ownership given to the individuals and by eod, all worked for the development of product design to provide cost effective and better functioning solution to keep the product competitive in the market. Also, sharing of insights to achieve a goal is possible when they work together, yet this requires good rapport within the CF team, like for a non coder can take help from CS guy for implementing an automation idea he had.

Where the sales team do not get sufficient traction, its very easy to place the blame on the product. When product team receive the feedback, they may then opt to change the specifications under pressure, especially when a firms runway i.e. cash available to run the business is running low. What products team should always do, is to review the initial market testing findings, before implementing any changes. Questions like, is there anything we missed during this stage are key. If the initial market testing findings were addressed, then more likely than not the marketing team should earnestly put more effort. If this doesn't work, it may time to product test again to garner new insights.

When many department leaders are involved, you will always have one or two people who are more dominant than the others. These types of folk, while they may be SMEs, will try and "steal the project" entirely. These folk will make others in the collaboration feel unheard and left out. To tackle this challenge, make sure everyone in the collaboration feels valued. Reply to the aggressively dominant folk with affirmation, however, make sure to also include bits and pieces that others have mentioned. When the time is appropriate, have one-on-one discussions with the aggressive/dominant members and explain how, while their input is valued, everyone has something to bring to the table.
